Abstract
El presente trabajo de consultoría fue realizado a la empresa Scharff Logística Integrada S.A.,
(en adelante Scharff), empresa con más de 30 años de experiencia en el mercado contando
con sedes tanto en Lima como el Norte del Perú, brindando servicios a nivel internacional
(Carga internacional, Aduanas y Courier Internacional), como local (carga doméstica,
almacén y distribución). El objetivo del presente trabajo fue la de identificar el problema
principal Scharff está pasando por una. disminución del posicionamiento del mercado
logístico de comercio exterior, comparada con otras empresas del mercado
EL segundo objetivo de la consultoría fue la de identificar la causa raíz de este problema
principal para el cual se utilizó el método de los 5 por qué, y el diagrama de Ishikawa, con los
cuales se identificaron las siguientes causas raíz: a) Demora en regularización de DAM (Por
mejora en condiciones económicas), b) Demora en envío de información al cliente (Falta de
exigencias por parte del supervisor del área) y c) Demora en recepción de información del
proveedor de transporte (Falta interés en adecuar sus operaciones al uso de tecnologías
nuevas).
Finalmente se abordarán las siguientes metodologías Lean, como la elaboración del
Value Stream Mapping, implementación 5S y trabajo estandarizado. Metodologías que
requerirán una inversión de S/ 204,000.00, inversión que será recuperado en un período base
de seis meses y que será financiado íntegramente por la empresa, contando con una tasa
interna de retorno (TIR) de 17%.
This consulting work was carried out for the company Scharff Integrated Logistics S.A., (hereinafter Scharff), a company with more than 30 years of experience in the market, with offices both in Lima and in the North of Peru, providing services at an international level (International Cargo, Customs and International Courier), and local (national cargo, storage and distribution). The objective of this work was to identify the main problem that Scharff is going through. decreased positioning of the foreign trade logistics market, compared to other companies in the market. The second objective of the consultancy was to identify the root cause of this main problem, for which the method of the 5 whys and the Ishikawa diagram were used, with which the following root causes were identified: a) Delay in the regularization of DAM (Due to improvement in economic conditions), b) Delay in sending information to the client (Lack of demands from the area supervisor) and c) Delay in receiving information from the transport provider (Lack of interest in adapting its operations to the use of new technologies). Finally, the following Lean methodologies will be covered, such as the development of Value Stream Mapping, the implementation of 5S and standardized work. Methodologies that will require an investment of S/ 204,000.00, an investment that will be recovered in a base term of six months and that will be financed in its entirety by the company, with an internal rate of return (IRR) of 17%.
