Resumen
En el desarrollo de la presente tesis se realizó el diagnóstico operativo empresarial con
el fin de encontrar oportunidades de mejora y brindar los lineamientos a la gestión de
operaciones para generar eficiencias y por consiguiente beneficios a toda la cadena
productiva.
La tesis se divide en once capítulos que abarcan todo el diagnóstico de las operaciones
productivas de la empresa, así como el análisis y las propuestas de mejora planteadas.
En los primeros capítulos se describe información relevante respecto a las
características organizacionales y operativas de la empresa, además de la distribución de la
planta, el planeamiento de sus recursos y procesos; y el diseño de sus productos. A partir de
esta información, se realizó un análisis minucioso y técnico para plantear propuestas de
mejora en productividad, eficiencia y reducción de costos, enfocados siempre a generar
beneficios adicionales que satisfagan las expectativas del mercado objetivo.
Todo esto se resume en la propuesta de una nueva distribución de planta que optimice
los procesos y mejore la productividad de los mismos. Asimismo, se propone un mejor
planeamiento agregado que optimice la planilla, generando mayor eficiencia en el uso del
capital humano. También, se plantea un plan de mantenimiento preventivo que permita
reducir los tiempos de paradas y mejorar la productividad de las maquinarias. Por último, se
plantea mejorar la gestión de la cadena de abastecimiento, que generaría ahorros sustanciales
en los costos logísticos.
Con estas mejoras, se obtendrían beneficios y ahorros, para el primer año sumaron S/.
1’027,518, que representa el 88% de la utilidad bruta de este negocio obtenida el 2015. Y los
beneficios y ahorros que se proyectan para el siguiente año llegan a S/. 1’535,534, que
representa el 131% de la utilidad bruta de este negocio. Haciendo que obtenga costos
competitivos en el mercado, que opere una planta con mayor nivel de productividad, cuente
con recursos humanos mejor capacitados y en la cantidad adecuada para hacer frente a un
mercado actual competitivo, y con bases para generar crecimientos más escalonados en los
próximos años, dándose a los clientes mejores productos a costos más bajos.
In developing this thesis, the business operating diagnosis was made, to find opportunities for improvement and provide guidelines to the management of operations with objective for to generate efficiencies and, therefore, benefits the entire production chain. The thesis is divided into eleven chapters covering all the diagnosis of the productive operations of the company as well as the analysis and improvement proposals raised. In the early chapters, it is described relevant information of the organizational and operational characteristics of the company, in addition to the distribution of the plant, planning resources and processes, and design of its products. From this information, a detailed and technical analysis was performed to make proposals of improving productivity, efficiency and cost reduction, focused always in generate additional benefits that meet the expectations of the target market. All this is summarized in the proposed of a new distribution plant that streamline processes and improve productivity thereof. It also proposes better planning, for optimize the return, creating better efficient use of human capital. Also raises a better plan of preventive maintenance that reduces downtime and improve productivity of machinery. Finally, we propose the improve of the management of supply chain, would generate substantial savings in logistics costs. With these improvements, benefits and savings would be obtained, for the first year they added S /. 1'027,518, which represents 88% of the gross profit of this business obtained in 2015. And the benefits and savings projected for the following year reach S /. 1'535,534 which represents 131% of the gross profit. By getting competitive costs in the market, operating a plant with a higher level of productivity, have better trained human resources and the right amount to face a current competitive market, and with bases to generate more staggered growth in the coming years, giving customers better products at lower costs
