Pacific Freezing Company S.A.C., es una compañía que tiene más de 25 años de presencia y
liderazgo en el mercado de procesamiento y exportación de productos hidrobiológicos
congelados para consumo humano directo. El objetivo de esta tesis es determinar si la
propuesta de mejora en la gestión de las operaciones a través de la aplicación de las
herramientas de business consulting, contribuye en la mejora de los resultados globales de la
compañía. Los resultados encontrados mostraron que no se está explotando la capacidad total
de la planta, no se está participando del crecimiento del mercado, existe baja rotación de
inventarios en el almacén de productos terminados y tampoco se tiene capacidad de ventas
con el equipo actual. Después de utilizar las diferentes metodologías de análisis, se logró
identificar que el problema principal de la empresa es: Reducción de la oferta exportable de
Pacific Freezing Company SAC; durante los últimos 15 años paso de tener el 10.49% del
mercado en el 2008 a 0.62% del mercado en el 2022. En ese sentido, a fin de lograr alcanzar
los objetivos estratégicos de esta compañía, se propuso como alternativa de solución: Reducir
el tiempo de almacenamiento de los productos terminados a un máximo de 5 días, ello se
logrará mediante la obtención de la calificación y certificación de la fábrica luego de pasar un
proceso de auditoría por parte del Organismo Nacional de Sanidad Pesquera (SANIPES),
fiscalización de procesos basados en riesgos, con lo cual se podrá realizar la exportación
automática de los productos terminados. Se calculó el presupuesto requerido para dicha
implementación con un valor de S/. 394,695.00. Esta inversión tendrá un periodo de
recuperación de menos de 60 días, obteniendo un indicador de beneficio / costo de 56.1 para
un escenario optimista, escenario en el cual las exportaciones serán de 60,840 TM, es decir
77% más que en el año de máxima producción.
Pacific Freezing Company S.A.C. is a company with over 25 years of presence and leadership in the frozen hydrobiological products processing and export market for direct human consumption. The objective of this thesis is to determine whether the proposed improvement in operations management through the application of business consulting tools contributes to enhancing the overall results of the company. The findings indicate that the full capacity of the plant is not being exploited, the company is not capitalizing on market growth, there is low inventory turnover in the finished goods warehouse, and the current team lacks sales capacity. Various analysis methodologies were employed, revealing that the main issue facing the company is the reduction in its exportable supply. Over the last 15 years, Pacific Freezing Company S.A.C. has seen its market share decrease from 10.49% in 2008 to 0.62% in 2022. In order to achieve the strategic objectives of the company, a proposed solution is to reduce the storage time of finished products to a maximum of 5 days. This will be accomplished by obtaining factory qualification and certification through an audit process conducted by the National Fisheries Health Agency (SANIPES), process oversight based on risk, enabling the automatic exportation of finished products. The budget required for this implementation was calculated at S/. 394,695.00. This investment is expected to have a payback period of less than 60 days, resulting in a benefit/cost ratio of 56.1 for an optimistic scenario, where exports reach 60,840 MT, a 77% increase compared to the year of maximum production.
