Resumen
Polindustria S.A. es una empresa dedicada al tratamiento y revestimiento de metales y a la
ejecución de obras de ingeniería mecánica en general con más de 40 años de presencia en el
mercado peruano. A través del business consulting efectuado se identificaron tres problemas
en la organización, vinculados con la inadecuada gestión financiera, el incremento del costo
de venta y la disminución de las ventas; siendo este último el principal inconveniente que está
afectando los resultados económicos esperados. Luego de las entrevistas aplicadas al gerente
general y al gerente de operaciones, además de los análisis interno y externo de la entidad, se
precisó que la causa que originó el problema fue la ausencia de un plan de marketing y CRM,
por lo que fue necesario proponer un plan que le permita a Polindustria S.A. solventar la
falencia. Esta alternativa de solución permitirá incrementar los niveles de ventas, así como
también captar nuevos clientes y fortalecer las relaciones con los clientes actuales en los
próximos cinco años. Implementar el plan de marketing y CRM requiere una inversión total
de S/ 400,000.00; capital que será asumido por los socios de la compañía y será recuperado
de acuerdo con los cálculos realizados en un período de cuatro meses y 10 días, con un
beneficio / costo de 9.26. Estos indicadores obtenidos demostraron que la aplicación de la
solución para Polindustria S.A. es un proyecto económicamente viable y representa una
oportunidad para que la organización inicie una etapa de restructuración interna para alcanzar
una mejor posición en el mercado y emplee una estrategia en función de sus ventajas
competitivas.
Polindustria S.A. is a company dedicated to the treatment and coating of metals and the execution of mechanical engineering works in general with more than 40 years of presence in the Peruvian market. Through the business consulting carried out, three problems in the organization were identified, related to inadequate financial management, the increase in the cost of sales and the decrease in sales; the latter being the main drawback that is affecting the expected economic results. After the interviews with the general manager and the operations manager, in addition to the internal and external analysis of the entity, it was specified that the cause that originated the problem was the absence of a marketing and CRM plan, so it was necessary to propose a plan that allows Polindustria S.A. solve the deficiency. This alternative solution will allow increasing sales levels, as well as attracting new clients and strengthening relationships with current clients in the next five years. Implementing the marketing and CRM plan requires a total investment of S / 400,000.00; capital that will be assumed by the partners of the company and will be recovered according to the calculations made in a period of four months and 10 days, with a benefit / cost of 9.26. These indicators obtained showed that the application of the solution for Polindustria S.A. is an economically viable project and represents an opportunity for the organization to initiate a stage of internal restructuring to achieve a better position in the market and employ a strategy based on its competitive advantages.
