Abstract
Sedapal SA, es una compañía constituida hace más de 41 años en el Perú. Desde entonces ha
mantenido su misión de mejorar la calidad de vida de la población de Lima y Callao al
brindar el servicio de agua potable y alcantarillado. Su política de mejora continua le ha
permitido estar en constante desarrollo y proponer alternativas para minimizar todo tipo de
riesgos. Es por ello que el propósito de la presente consultoría fue proponer soluciones al
problema que actualmente influye en la toma de decisiones del área financiera a través de la
lenta rotación y deterioro de las cuentas por cobrar, por lo que se analizó las principales
causas y se propuso alternativas de solución que mitiguen el impacto.
En el proceso inicial de la consultoría, se estudió la situación actual de Sedapal, el contexto
interno y externo de la organización desde una mirada económica, social y coyuntural.
Luego, bajo un diagnóstico estructurado se identificó el problema y tras el análisis
correspondiente de las alternativas de mejora, el equipo consultor considero como propuesta,
la renovación integral de la plataforma digital de cobranzas que actualmente tiene Sedapal.
Ello le permitirá obtener beneficios internos como la reducción de los días de cobranza,
moderar el porcentaje de incobrables, obtener ingresos para la ejecución de los proyectos, y
también beneficios externos dirigidos a los usuarios, como generar recordatorios para el pago
puntual de sus recibos, ofrecer beneficios para el pronto pago, mejorar la experiencia de
servicio, entre otros. Esta alternativa tiene un presupuesto de inversión de S/75,900 soles, un
VAN de S/ 17 MM y un TIR 57.08% en un escenario moderado.
Por lo antes expuesto, consideramos la propuesta teóricamente viable tanto económicamente
como socialmente ya que al ser Sedapal una empresa con participación del estado, no debe
olvidar mantenerse en la vanguardia de la digitalización, más bien por el contrario, debe
continuar en la búsqueda de la innovación y hacer más eficientes sus procesos.
Sedapal SA is a state company established more than 41 years ago in Peru. Since then, it has maintained its mission of improving the quality of life of the population of Lima and Callao by providing drinking water and sewage services. Its continuous improvement policy has allowed it to be in constant development and propose alternatives to minimize all kinds of risks. That is why the purpose of this consultancy was to propose solutions to the problem that is currently affecting its financial aspect, the slow rotation and deterioration of accounts receivable, for which it was sought to analyze the main causes and propose improvement alternatives that mitigate the impact. In the initial process of the consultancy, the current situation of Sedapal was analyzed, as well as the internal and external context of the organization from an economic, social, and unplanned situation like the Covid-19 pandemic. Then, under a structured diagnosis, the problem was identified. After the corresponding analysis of the improvement alternatives, the consulting team considered as a proposal the necessary renovation of the digital collection platform that Sedapal currently has. This will allow you to obtain internal benefits such as the reduction of collection days, moderate the percentage of bad debts, obtain income for the execution of projects, and also external benefits aimed at users such as generating reminders for the punctual payment of their bills, offering benefits for prompt payment, improving the service experience, among others. This alternative has an investment budget of S/ 75,900 soles, a VAN of S/ 17 MM and a TIR of 57.08% in a moderate scenario. Due to the foregoing, we consider the proposal theoretically viable both economically and socially, since Sedapal is a company with state participation, it must not forget to stay at the forefront of digitization, but on the contrary, it must continue seeking to innovate and make more efficient their processes.
