Resumen
Gandules Inc. S.A.C. es una corporación fundada en 2002 con capital privado, cuenta
con años de experiencia dedicados al manejo de tierras con fines agrícolas en los valles de
Jayanca en la región Lambayeque y San Pedro en la región La Libertad. Es una empresa
innovadora dedicada a la siembra, producción, procesamiento, empaque envasado y
comercialización de sus propios productos en una amplia variedad de presentaciones:
pimientos, jalapeños, gandul, green chili, mango entre otros. Cuenta con una moderna planta
agroindustrial localizada en el valle de Jayanca en la región Lambayeque, la misma que ha
sido edificada junto a los campos de cultivo con la finalidad de garantizar la calidad de los
productos recién cosechados se procesen en óptimas condiciones.
Para la identificación del problema principal se realizaron entrevistas con la gerencia
general y los jefes de área, determinándose que, el problema principal es el deficiente proceso
de producción que incrementa los costos operativos. Para tal efecto, se observó que las tres
causas primarias fueron: la falta de inspección continua en el proceso de producción, la falta
de estandarización de los procesos de producción, y la falta de inspección en los terrenos
agrícolas. Asimismo, se realizó el análisis externo e interno, así como la revisión de literatura
que, sirvió como base para proponer seis alternativas de mejora, como: la elaboración de un
máster plan de la planta con miras a la automatización, financiamiento a través de renting,
renegociación con los proveedores, herramientas de gestión estratégica y marketing.
En ese sentido, se elaboró un cronograma de implementación para cada alternativa de
mejora, asignándose presupuesto, plazo y responsables. La estandarización de cada mejora se
presentó a través de Entregables, en el cual se detalle el beneficio cualitativo. Con respecto al
beneficio cuantitativo, se realizó la evaluación económica y financiera demostrándose la
viabilidad del proyecto, revisando dos escenarios. En el escenario optimista, el valor actual
neto es S/.1´624,920.00 la tasa de retorno de 95.88%, y el periodo de recuperación es partir del segundo año. Por su parte, en el escenario pesimista, el valor actual neto es S/.
238,000.00, la tasa de retorno de 3.74%, y el periodo de recuperación es partir del quinto año.
