Resumen
El presente diagnóstico operativo empresarial detalla la gestión de la empresa Tapia
Hermanos S.R.L., fabricante de postres en polvo, derivados de la caña de azúcar entre los
cuales destaca el producto “La Melosita”, que se produce en el Perú. Asimismo, se analiza las
distintas etapas de las operaciones, así como la propuesta de valor de las mismas teniendo
como objetivo optimizar los procesos (implementación de la mejora continua del proceso,
creación de áreas importantes e implementación de indicadores). Estas propuestas se han
logrado mediante la aplicación de diversas herramientas de gestión de operaciones (JIT, ERP,
programación lineal, GCT, TPM, entre otras), lo cual permitirá que los procesos en estudio
disminuyan sus tiempos, reduzcan sus reprocesos, mejore el control de sus inventarios,
obtengan información en tiempo real, realice una documentación de todos los procesos y se
reduzcan los costos operativos.
Por un lado, la propuesta de mejora en cada etapa del desarrollo permitirá reducir los
tiempos de fabricación del producto y mejorar las etapas de implementación en la
producción, reduciendo el tiempo utilizado por demoras o análisis de tareas no planificadas.
Por otro lado, en la etapa productiva se realizó la evaluación y propuesta de mejora en los
procesos que son restrictivos de la cadena de valor, lo cual permitirá que todo el sistema de
producción se desarrolle de la manera más óptima posible, incorporando técnicas de gestión
que permitan desarrollar el mantenimiento preventivo y correctivo, aumente la rotación de
inventarios y se reduzcan las perdidas por devoluciones, desabastecimiento de insumos o
defectos de la maquinaria o los equipos. Por tal motivo, se propone implementar indicadores
en las distintas áreas que componen la empresa, crear áreas compuestas por personal
calificado y especializado. Asimismo, implementar puntos de control para el mantenimiento
productivo total hacia los procesos, máquinas y equipos a lo largo de todo el proceso
productivo y la implementación de puntos de control de calidad en todas las etapas del proceso del producto. El alcance del análisis está dado para la producción de gelatina, ya que
la empresa Tapia Hermanos S.R.L. considera este producto el que más aporta al negocio y el
que se encuentra presente en todo el Perú. Finalmente, implementando las propuestas de
mejora, la empresa obtendrá un beneficio total de 924,607 soles durante los años 2020 al
2024, a partir de un ahorro total de 1, 222,598 soles y una inversión total de 297,991 soles en
el mismo periodo, lo cual generará una mayor eficiencia en todas sus operaciones
productivas. De este modo, se establecerán bases sólidas en la empresa para enfrentar los
nuevos retos en el mercado con calidad, talento y eficiencia.
This operative business diagnosis details the management of the company Tapia Hermanos S.R.L., manufacturer of desserts in powder, derived from sugar cane, among which the "La Melosita" product, which is produced in Peru, stands out. Likewise, the different stages of the operations are analyzed, as well as their value proposition, aiming to optimize the processes (implementation of the continuous improvement of the process, creation of important areas and implementation of indicators). These proposals have been achieved through the application of various operations management tools (JIT, ERP, linear programming, GCT, TPM, among others), which will allow the processes under study to reduce their time, reduce their reprocessing, improve control of your inventories, obtain information in real time, make a documentation of all processes and reduce operating costs. On the one hand, the improvement proposal in each stage of the development will allow to reduce the manufacturing times of the product and improve the implementation stages in the production, reducing the time used for delays or analysis of unplanned tasks. On the other hand, in the productive stage the evaluation and proposal of improvement was carried out in the processes that are restrictive of the value chain, which will allow the whole production system to be developed in the most optimal way possible, incorporating management techniques that allow the development of preventive and corrective maintenance, increase inventory turnover and reduce losses due to returns, shortages of supplies or defects in machinery or equipment. For this reason, it is proposed to implement indicators in the different areas that make up the company, create areas composed of qualified and specialized personnel. Also, implement control points for the total productive maintenance towards the processes, machines and equipment throughout the productive process and the implementation of quality control points in all the stages of the product process. The scope of the analysis is given for the production of gelatin, since the company Tapia Hermanos S.R.L. considers this product the one that contributes the most to the business and the one that is present throughout Peru. Finally, implementing the improvement proposals, the company will obtain an annual benefit of 924,607 soles during the years 2020 to 2024, from a total saving of 1,222,598 soles and a total investment of 297,991 soles in the same period, which will generate greater efficiency in all its productive operations.
