Resumen
El presente trabajo es el resultado de una asesoría brindada a Gem Mineral, empresa
dedicada al transporte de carga pesada. El objetivo de esta consultoría es brindar herramientas
eficaces para que la organización pueda solucionar el problema central, el cual responde a
una disminución sostenida de sus ventas desde el año 2015. Según el análisis realizado, este
problema tiene varias causas, entre ellas la inexistencia de un plan comercial que permita
tener una visión a largo plazo y desarrollar una oferta de valor diferenciada para los clientes.
Asimismo, se detectó que existe una necesidad de reorganizar la estructura de la empresa,
debido a que se observa una concentración de funciones en su gerente general.
Si bien el problema central es el deterioro financiero, las soluciones propuestas deben
considerar como herramienta importante de gestión el reporte de sostenibilidad, el cual la
empresa elabora desde el año 2017 basado en los estándares GRI, y en donde se evidencian
sus impactos o contribuciones a sus distintos grupos de interés, relacionadas a los ámbitos
económicos, ambientales y sociales, necesarios para su sostenibilidad. Se hará énfasis en
dichas acciones para contribuir a las propuestas de solución. Asimismo, como empresa del
sector transporte, es vital ocuparse de los impactos medioambientales a los que expone sus
operaciones y proponer acciones preventivas para mitigar el impacto en este ámbito.
Si bien uno de los ejes que se debe trabajar es el recurso humano, el cual incluye la
reorganización de funciones, así como la gestión de igualdad de género como factor
diferenciador, también debe reenfocar sus recursos en otros mercados, los cuales se
mencionan en el presente informe. Poniendo en marcha las soluciones propuestas, se espera
que la empresa mejore sus márgenes de rentabilidad en los próximos años.
This report is the result of a consultancy given to Gem Mineral; a company dedicated to the transport of heavy cargo. The objective of this report is to provide effective tools so that the organization can solve its central problem: a sustained decrease in its sales since 2015. According to the analysis carried out, this problem has several causes, including the absence of a business plan that allows it to have a long-term vision and develop an offer of differentiated value for customers. Likewise, it was detected that there is a need to reorganize the structure of the company, because there is a concentration of functions in its general manager. Although the central problem is the financial deterioration, the proposed solutions should consider as an important management tool the sustainability report, which the company prepares since 2017 based on GRI standards, and where its impacts or contributions to its different stakeholders are evidenced, related to the economic, environmental and social fields, necessary for its sustainability. Emphasis will be placed on these actions to contribute to the proposed solutions. Likewise, as a company in the transport sector, it is vital to address the environmental impacts to which it exposes its operations and propose preventive actions to mitigate the impact in this area. Although one of the axes that must be worked on is human resources, which includes the reorganization of functions as well as the management of gender equality as a differentiating factor, it must also refocus its resources in other markets, which are mentioned in the present report. By launching the proposed solutions, the company is expected to improve its profit margins in the coming years.
