Abstract
Imagen Alternativa es una empresa dedicada al trade marketing, actualmente se encuentra en proceso de mejora continúa buscando la transformación digital. Se identificó como principal problema, la falta de integración digital entre las distintas áreas de Finanzas, Operaciones, Comercial, Logística y Producción, generando una gestión ineficiente de costos y procesos; para ello se ha revisado literatura sobre transformación digital que gira entorno a palabras clave como liderazgo, cultura organizacional, capital humano, tecnología y herramientas, aspectos fundamentales para lograr una efectiva transformación digital en la organización. La consultoría ha permitido encontrar el problema, enmarcarlo y realizar la investigación con el fin de encontrar la solución sustentada en una estructura definida, basada en hechos, formulando hipótesis para plantear alternativas de solución en base al liderazgo, desarrollando competencias digitales en los colaboradores; en cultura organizacional estableciendo políticas obligatorias; respecto a capital humano mediante la evaluación de competencias y en el aspecto tecnológico empleando la metodología ASAP (Accelerated SAP) para la reestructuración de los parámetros del ERP SAP Business One; el plan propuesto involucra aspectos específicos para lograr la integración de la información entre las áreas. La reestructuración del sistema ERP ha permitido mejorar procesos y reducir costos; en cuatro perspectivas, financiera, cliente, proceso y cultura; obteniendo información integrada de las áreas para la generación de reportes y estados financieros en tiempo real para la toma de decisiones; personal capacitado en uso de herramientas digitales enfocados siempre a la mejora continua, con ello se logra una mayor satisfacción del cliente.
Imagen Alternativa is a company dedicated to trade marketing, it is currently in the process of continuous improvement and to seek digital transformation. The main problem was identified as the lack of digital integration between the different areas of Finance, Operations, Commercial, Logistics and Production, generating inefficient management of costs and processes; for this, the literature on digital transformation has been reviewed, which revolves around keywords such as leadership, organizational culture, human capital, technology and tools, fundamental aspects to achieve an effective digital transformation in the organization. This consultancy has made it possible to find the problem, frame it and carry out research in order to find the solution based on a defined structure, based on facts, formulating hypotheses to propose alternative solutions based on leadership, developing digital skills in employees; in organizational culture establishing mandatory policies; regarding human capital through the evaluation of competencies and in the technological aspect using the ASAP (Accelerated SAP) methodology for restructuring the parameters of the ERP SAP Business One; the proposed plan involves specific aspects to achieve the integration of information between the areas. The restructuring of the ERP system has made possible to improve processes and reduce costs; in four perspectives, financial, customer, process and culture; obtaining integrated information from the areas for the generation of reports and financial statements in real time for decision making; also staff trained in the use of digital tools always focused on continuous improvement, thereby achieving greater customer satisfaction.
