Abstract
La empresa AT Soluciones SRL es una empresa contratista peruana dedicada a la prestación
de servicios relacionados con el mantenimiento de redes eléctricas a las concesionarias de
energía eléctrica en el país, el presente trabajo se centrará en la ejecución de este servicio en
La Libertad. El objetivo principal de la business consulting es proponer una mejora en la
cadena de suministro de la empresa, la propuesta se encuentra enfocada en el proceso de
mantenimiento de redes de baja y media tensión mediante el cual la empresa viene recibiendo
penalidades por parte de la concesionaria afectando en sus utilidades. El valor de las
penalidades en promedio es 13.1% del monto anual facturado, siendo los principales motivos
las demoras en el cambio de postes por falta de materiales, herramientas y ausencia de
personal, lo que lleva a analizar los engranajes de la cadena de suministro que explican el
desarrollo oportuno de la actividad mencionada. En primer lugar, se revisaron los aspectos
que impactan en la cadena de suministro y se propuso un diseño considerando los resultados
del análisis cualitativo y cuantitativo. En el análisis se encontró que AT Soluciones SRL, no
está generando valor a lo largo de su cadena de suministro evidenciado en 9 semanas de No
Valor Añadido (NVA) tal como se muestra en el VSM As-Is con un nivel de servicio del
63% en el año 2022.
Posteriormente, se revisó la literatura que respalda la problemática dentro del sector y
en específico las herramientas que implementaría la compañía, partiendo de un modelo de
mejora continua que incluya la herramienta Lean Product & Process Development LPPD con
homologación de proveedores y aplicación de la matriz de Kraljic. Lo expuesto impacta en la
reducción de costos de la operación y en las compras de bienes y servicio, actualmente por S/.
803,919 anuales de donde se obtendrían ahorros importantes y contribuir con el incremento
de la rentabilidad de la empresa, así como, la reducción a 5 semanas de no valor añadido
(NVA) desde la adjudicación del contrato hasta la entrega del informe o dossier final.
The company AT Soluciones SRL is a Peruvian contracting firm dedicated to providing services related to the maintenance of electrical grids to electricity concessionaires in the country. The focus of this work will be on executing this service in La Libertad. The main objective of the business consulting is to propose an improvement in the company's supply chain. The proposal is centered around the maintenance process of low and medium voltage networks, through which the company has been incurring penalties from the concessionaire, affecting its profits. The average value of these penalties is 13.1% of the annual invoiced amount. The main reasons are delays in pole replacement due to a lack of materials, tools, and personnel. This necessitates an analysis of the supply chain gears that explain the timely execution of the mentioned activity. Firstly, the aspects impacting the supply chain were reviewed, and a design was proposed based on the results of qualitative and quantitative analysis. The analysis revealed that AT Soluciones SRL is not generating value along its supply chain, as evidenced by 9 weeks of Non-Value Added (NVA) activities, as shown in the VSM As-Is, with a service level of 63% in the year 2022. Subsequently, the literature addressing the issues within the sector was reviewed, along with the specific tools that the company would implement. This involves a continuous improvement model that includes the Lean Product & Process Development (LPPD) tool, with supplier homologation and the application of the Kraljic matrix. These measures impact the reduction of operational costs and procurement of goods and services, currently totaling S/. 803,919 annually. Significant savings could be achieved, contributing to the company's profitability increase, as well as reducing the Non-Value Added (NVA) weeks to 5 from the contract award to the final report or dossier delivery.
