Abstract
BCRJ SAC es una compañía Retail que pertenece a un grupo empresarial chileno. Esta
empresa ingresó al mercado peruano en el año 1996. La tesis tiene como objetivo proponer una
mejora en la eficiencia y la productividad del Centro de Distribución de Villa El Salvador de
BCRJ SAC en Lima, Perú, en adelante CD de VES a través de la Integración en el flujo
operativo con el proceso de consolidación de productos no conveyables de talla M en el CD de
VES de BCRJ SAC.”, entendiéndose como no conveyables a aquellos artículos con medidas
mayores a 1.20 metros que por su tamaño no pueden trasladarse a través de las fajas automáticas
instaladas en el CD. Asimismo, se centra en un enfoque logístico para mejorar la cadena de
suministro, por lo que se exploran varios temas clave en la gestión de inventario y eficiencia de
procesos.
Para llevar a cabo este proyecto, se hizo un análisis detallado de los procedimientos
vigentes en el Centro de Distribución (CD) utilizando herramientas de análisis cualitativo y
cuantitativo. Este análisis permitió identificar cuellos de botella en el proceso de consolidación
de productos no conveyables. Se descubrió que la capacidad del centro de distribución se
utilizaba de manera ineficiente, lo que motivó la propuesta de un nuevo diseño de layout para
mejorar la eficacia en la consolidación de productos aprovechando al máximo el espacio
disponible
Además, se evaluaron las prácticas de gestión de inventario en el CD, identificándose
varias oportunidades de mejora. Otro aspecto clave abordado en la tesis es la mejora de procesos;
se realizó una evaluación de los procedimientos en uso en la actualidad referente a la consolidación de productos no conveyables, identificándose oportunidades para aumentar la
eficiencia y reducir el tiempo de entrega.
Para llevar a cabo las mejoras mencionadas se ha dispuesto de una inversión inicial de
s/517,950.00 soles que se evaluara el retorno de inversión en el periodo de 5 años. En
consecuencia, se han propuesto soluciones desde reformulación de layout, mejora de procesos,
capacitación de personal y contratación de un nuevo personal como inversión de activos para
alcanzar el objetivo de recuperar el volumen de ventas perdidos por los pedidos anulados de los
productos no conveyables Talla M. Asimismo, la implementación de estas soluciones también
impacta en el nivel de servicio.

The thesis aims to propose an improvement in the efficiency and productivity of the Villa El Salvador Distribution Center of BCRJ SAC in Lima, Peru, hereinafter CD of VES through the Integration into the operational flow with the consolidation process of non-transportable products of size M in the VES CD of BCRJ SAC.”, non-transportable being understood as those items larger than 1.20 meters that, due to their size, cannot be transported through the automatic sashes installed on CD. Likewise, it focuses on a logistics approach to improve the supply chain, so several key topics in inventory management and process improvement are explored. To carry out this project, a detailed analysis of the current processes in the CD was carried out using qualitative and quantitative analysis tools, identifying bottlenecks in the consolidation process of non-transportable products. It was found that distribution center capacity was being used inefficiently, leading to the proposal of a new layout design to optimize available space and improve efficiency in product consolidation. Additionally, inventory management practices at the distribution center were analyzed and several opportunities for improvement were identified. Another key topic addressed in the thesis is process improvement. An analysis of the current consolidation processes for non-transportable products was carried out and opportunities were identified to improve efficiency and reduce delivery time. To carry out the improvements, an initial investment of 358,350.00 soles has been made and the return on investment will be evaluated over a period of 5 years. Consequently, solutions have been proposed from design reformulation, process improvement, personnel training and hiring of new personnel as an investment of assets to achieve the objective of recovering the sales volume lost due to canceled orders for non-transportable products size M. Likewise, the implementation of these solutions also impacts the level of service.
