MG Hogar SAC inicia sus operaciones en el año 2016 en el sector inmobiliario, cuyo
giro de negocio es el desarrollo de proyectos inmobiliarios para viviendas. Los proyectos de
MG Hogar se encuentran estratégicamente ubicados cerca de los principales distritos de Lima
moderna, y se destacan por sus modernos diseños arquitectónicos e innovadores.
El objetivo del presente Business Consulting fue identificar las oportunidades de
mejora y detectar el problema principal que dificulta a la organización a seguir creciendo con
eficiencia y eficacia. Partiendo de esto, se sostuvieron reuniones con cada una de las
gerencias existentes y se logró identificar la alta centralización de la gerencia general y la
ineficiente gestión de metas, indicadores y objetivos que impiden a MG Hogar SAC alcanzar
un mayor crecimiento y generar mayor valor con retornos para el accionista. Para ello, se
realizó el análisis externo e interno que tenía como finalidad encontrar la causa raíz e idear un
plan que se ajuste a las necesidades de la empresa. Con esto, se propone a la organización
implementar un plan de seis actividades o propuestas de solución que se deberán desarrollar
en tres fases: (a) elaboración del plan de mejoras; (b) implementación de mejoras y (c)
verificación de las mejoras. El plan permitirá mejorar el desempeño de las cobranzas con la
finalidad de mejorar la liquidez y el flujo de caja proyectado de MG Hogar; también se
mejorará la toma de decisiones de cada una de las gerencias de la organización, se
empoderará a sus líderes, se mejorarán los procesos internos y la comunicación entre áreas.
Todo ello, con la finalidad de potenciar la productividad y generar mayor valor en MG
Hogar.
Finalmente, con el análisis de los resultados esperados se concluye que la propuesta es
viable con un VAN y una TIR positiva de 23%, que se evidencia en la mejora relevante que
podría alcanzar a la empresa MG Hogar para cumplir con cabalidad uno de sus principales
valores: la eficiencia.

Based on this, meetings were held with each of the existing management, and it was possible to identify the high centralization of the general management and the inefficient management of goals, indicators and objectives that prevent MG Hogar SAC to achieve greater growth and generate greater value with returns for the shareholder. For this purpose, an external and internal analysis was conducted to find the root cause and devise a plan that fits the needs of the company. With this, it is proposed to the organization to implement a plan of six activities or solution proposals to be developed in three phases: (a) elaboration of the improvement plan; (b) implementation of improvements and (c) verification of the improvements. The plan will improve the performance of collections to improve the liquidity and projected cash flow of MG Hogar; The decision making of each of the organization's managements will also be improved, its leaders will be empowered, internal processes and communication between areas will be improved. All this, with the aim of boosting productivity and generating greater value in MG Hogar. Finally, with the analysis of the expected results, it is concluded that the proposal is viable with a NPV and a positive IRR of 23%, which is evidenced in the relevant improvement that would lead the company MG Hogar to fully comply with one of its main values: efficiency.
