Abstract
ICONEG es una empresa individual de responsabilidad limitada tiene más de 14 años
en el mercado, la empresa ofrece diferentes productos relacionados a la construcción y
dirigido a diferentes mercados, siendo el principal producto la construcción de obras civiles
para el mantenimiento de centrales hidroeléctricas.
A través del business consulting presentado se identificaron tres problemas en la
organización, vinculados con la falta de elaboración del plan estratégico de la empresa, falta
del plan de marketing B2B y la poca experiencia del personal a cargo de las jefaturas
operativas y administrativas; siendo estos tres principales inconvenientes que afectan los
resultados económicos esperados. Luego de las entrevistas aplicadas al gerente general y al
jefe de operaciones, además de los análisis interno a través de la matriz de evaluación de
factores internos MEFI, el análisis externo a través de la matriz de evaluación de factores
externos MEFE de la entidad, se precisó que las causa mencionadas originan el problema
principal que es “Rentabilidad sobre activos y patrimonio (ROA y ROE) menor al promedio
del sector”, por lo que fue necesario proponer un plan estratégico, un plan de marketing, un
plan de formación de jefaturas y venta de activos que le permitan a ICONEG incrementar su
rentabilidad y estar dentro del promedio del sector.
Implementar los 3 planes mencionados y realizar la venta de activos requieren de una
inversión total de S/ 80,229.00; que será asumido por la empresa y será recuperado de
acuerdo con los cálculos realizados en un período de un año. Estos indicadores obtenidos
demostraron que la aplicación de la solución para ICONEG es un proyecto económicamente
viable y representa una oportunidad para que la organización inicie una restructuración
interna para alcanzar una rentabilidad de acuerdo o superior al promedio de la industria.
