Abstract
En presente trabajo de investigación fue desarrollado utilizando la metodología BUSINESS
CONSULTING en la empresa Interamericana Norte SAC, la misma que tiene su domicilio
principal en la ciudad de Piura, y con sucursales en Chiclayo, Talara y Tarapoto, siendo su
objetivo principal la venta de vehículos nuevos de manera exclusiva en las marcas KIA,
MITSUBISHI, CHERY, FORD, VOLKSWANGEN, entre otros, brindando de manera
permanente un servicio post venta mediante mantenimientos preventivos y correctivos a sus
vehículos que comercializa en sus diversas sedes.
En virtud de lo antes expuesto, se advierte que la empresa antes indicada ha registrado una
afectación en sus ventas e ingresos como consecuencia de las restricciones por la pandemia
COVID 19, logrando recuperarse de manera inmediata en el año 2021 en donde se registra
una venta de 3481 unidades de vehículos livianos, obteniendo ingresos de USD
57,408,325.05, incluso mayores a las registradas en el año 2019 por el importe de USD
40,071,709.49; sin embargo, también se ha verificado la reducción de su porcentaje de
participación en ventas en el mercado de Piura y Chiclayo del 39.02% (2019), 33.39%
(2020), 31.80% (2021), 32.13% (2022) y 30.31% (2023) respectivamente.
En tal sentido, luego del análisis efectuado se han identificado como problemas principales la
falta de implementación del servicio de control de calidad, implementación inadecuada del
área de recursos humanos, disminución de ventas en los últimos tres años y deficiente diseño
e integración de procesos en sus áreas.
Luego de analizados los problemas mediante la aplicación de la matriz de complejidad versus
beneficios, y analizados el impacto, urgencia y factibilidad, se concluye que problema
principal es la disminución de ventas en los últimos tres años, motivados por la inadecuada
estructuración de su área de recursos humanos y la deficiente integración de sus procesos, lo
que ha generado el incremento de reclamos y el cambio de preferencias de los consumidores con otras marcas, quienes vienen ganando el posicionamiento del mercado en las ciudades de
Piura y Chiclayo (TOYOTA, HYUNDAI, NISSAN, CHEVROLET, MAZDA, entre otras).
En tal sentido, se propone la restructuración del departamento de Recursos Humanos y la
implementación del software de integración de procesos las áreas operativas denominado
“Interamericana System”, lo cual busca incrementar las ventas mediante la reducción de
tiempos de atención a los clientes, automatización de procesos de venta y post venta
(mantenimiento preventivo y correctivo en los talleres propios de la empresa), reducción en la
presentación de reclamos y sobre todo, lograr una fidelización en los clientes y la integración
de otros nuevos para que continúen o adquirieran los vehículos y servicios en Interamericana
Norte SAC
Por último, se plantea una implementación total de la solución en un tiempo de 195 días, para
obtener los resultados positivos de crecimiento de ventas, tal como se puede advertir en el
VAN de la empresa, lo que reforzaría la propuesta en atención al problema establecido.
This research work was developed using the BUSINESS CONSULTING methodology for the company Interamericana Norte S.A.C., which its mainly located in the city of Piura, and has branches in Chiclayo, Talara and Tarapoto, its main focus is new vehicles sales exclusively with brands such as KIA, MITSUBISHI, CHERY, FORD, VOLKSWANGEN, among others, permanently providing after-sales services through preventive and corrective maintenance to the vehicles they sell at their various headquarters. In consideration of the premises, it is noted that the aforementioned company has registered an impact on its sales and income as a consequence of the restrictions established due to the COVID 19 pandemic, managing to recover immediately in 2021 with records of 3,481 light vehicle unit sales, getting an income of USD 57,408,325.05, even higher than those registered in 2019 for the amount of USD 40,071,709.49; however, the reduction in its percentage of sales participation in the Piura and Chiclayo market has also been validated, from 39.02% (2019), 33.39% (2020), 31.80% (2021), 32.13% (2022) and 30.31% (2023) respectively. In this sense, based on the analysis conducted, the main problems have been identified as the lack of implementation of the quality control service, inadequate implementation of the human resources area, a decrease in sales in the last three years and poor design and process integrations in their areas. After analyzing the problems by applying the complexity versus benefits matrix, and analyzing the impact, urgency and feasibility, it is concluded that the main problem is the decrease in sales in the last three years, motivated by the inadequate structuring of their human resources area and the poor integration of their processes, which has generated an increase in complaints and a change in consumer preferences with other brands that have been gaining market positioning in the cities of Piura and Chiclayo (TOYOTA, HYUNDAI, NISSAN , CHEVROLET, MAZDA, among others). In this sense, restructuring the Human Resources department and the implementation of process integration software for operational areas called “Interamericana System” is proposed, which seeks to increase sales by reducing customer service times, automating sales and after-sales processes (preventive and corrective maintenance in the company's own repair shops), reduction in the presentation of complaints and above all, achieving customer loyalty and the integration of new ones so that they stay or acquire their vehicles and services at Interamericana Norte S.A.C. Finally, a total implementation of the solution is proposed to be carried out in a period of 195 days, to obtain positive results of sales growth, as can be seen in the company's NAV, which would reinforce the proposal in response to the established problem.
