Abstract
Piscifactoría Peña es una empresa cajamarquina fundada en el año 2002 dedicada a la
crianza y comercialización de trucha arcoíris, teniendo como productos: trucha entera fresca,
trucha entera eviscerada, trucha entera deshuesada y filete de trucha; siendo la trucha entera
fresca el 40% del total de sus ventas.
El objetivo del business consulting ha sido identificar el problema principal que
impide a la empresa lograr los objetivos planteados por su gerencia. La metodología utilizada
en esta etapa, desing thinking, involucró la participación del equipo business consulting y la
empresa.
Con ello se concluyó que el problema central está en la disminución de las ventas,
para ello se planteó analizar mediante el diagrama Ishikawa y una matriz para la priorización
de las principales causas que se estarían presentando para proponer alternativas de solución
que logren mejorar las ventas la liquidez de la empresa.
Estas medidas están orientadas a las mejoras del proceso de producción como:
fortalecer el sistema comercial en el posicionamiento de la marca y el servicio de ventas, el
equipamiento para el control de la calidad del agua y un sistema de recirculación que mejore
la oxigenación. La implementación de las alternativas de solución generará un incremento en
la producción y el fortalecimiento de la gestión comercial que darán como resultado una
recuperación al tercer año.
Piscifactoría Peña is a Cajamarca company founded in 2002 dedicated to the breeding and marketing of rainbow trout. Its products are: fresh whole trout, gutted whole trout, deboned whole trout, and trout fillet; fresh whole trout being 40% of total sales. The goal of business consulting has been to identify the main problem that prevents the company from achieving the objectives set by its management. The methodology used in this stage, design thinking, involved the participation of the business consulting team and the company. With this, the conclusion was that the central problem is in the decrease in sales, so it raised to carry out the analysis using the Ishikawa diagram and a matrix to prioritize the principal causes that would be presenting to propose alternative solutions to improve sales and liquidity of the company. Guiding these measures at the improvements to the production process: such strengthens the trading system in the positioning of the brand and the sales service, equipment for the control of water quality, and a recirculation system that improves oxygenation. The implementation of alternative solutions will generate an increase in production and the strengthening of commercial management that will result in a recovery in the third year.
