Business consulting – Encom Lda.

Abstract

El principal objetivo del presente documento es la presentación de la consultoría realizada a la empresa ENCOM Lda., domiciliada en la ciudad de Luanda, Angola. Empresa que brinda consultoría estratégica en la industria de petróleo y gas, así como servicios y soluciones en tecnologías de la información y telecomunicaciones en el sector energía en el África sub-sahariana. Basados en la revisión y análisis efectuado en la información brindada por los directivos de la empresa, se identificaron diversos problemas en el contexto interno y externo empleando el análisis FODA y herramientas de calidad como el análisis casusa – efecto, que permitieron identificar problemas como la inexistencia de una herramienta tecnológica del tipo Cuadro de Mando Integral que ayude al seguimiento de los procesos y toma de decisiones y la ausencia de un Plan Estratégico consolidado y actualizado. Asimismo, permitió enfocarnos en las causas principales relativos a los aspectos de Operaciones y Administración, como es la ausencia de un sistema integrado de información, la falta de un sistema de gestión de documentos digitalizados. En ese contexto, se propusieron tres alternativas de solución i) Implementar el Cuadro de Mando Integral para ENCOM basado en la herramienta de software denominado Power BI, sin interfaces con los sistemas actuales, ii) Implementar el Cuadro de Mando Integral desarrollando una página web y app móvil, y iii) integrar los módulos tomando como base el ERP Dolibarr e implementar el Cuadro de Mando Integral e Inteligencia de Negocios (BI) añadiendo complementos del sistema Dolibarr. El diagnostico que se obtuvo como resultado de mayor ponderación a través de la matriz de Pugh, recomienda la aplicación de la alternativa iii que consiste en Integrar los módulos tomando como base el ERP Dolibarr en su versión 15.0.2 añadiendo los complementos Payroll/Payslip (nomina) y MyDoliDash (BI), y desarrollar el sistema CMI. Esto permitirá gestionar la información ya existente con datos que actualmente se encuentran diseminados en diferentes repositorios y/o sistemas de gestión. Con lo que se esperan lo beneficios siguientes (a) acceso a reportes e información en tiempo real, (b) acceso a información fiable, (c) sistema de información integral, (d) base de datos única, y (e) automatización de tareas, entre otras. Finalmente, se realizó también el análisis económico referente al retorno de la inversión y de los beneficios tangibles e intangibles relativas a la implementación de la solución de la empresa, con resultados favorables por los que se recomienda la ejecución del proyecto. La inversión total corresponde a un monto de U$S 45,020 y US$ 3,000 (en el proyecto y en el primer año), con un VAN de de US$ 82,637 por lo que se recomienda la ejecución del proyecto propuesto. Otros indicadores refuerzan esta recomendación, como: TIR de 107% muy por encima del costo de capital, indicador de beneficio-costo mayor a 1 y un periodo de recuperación de inversión dentro del primer año.

The main objective of this document is the presentation of the consultancy carried out for the company ENCOM Lda., domiciled in the city of Luanda, Angola. Company that provides strategic consulting in the oil and gas industry, as well as services and solutions in information technology and telecommunications in the energy sector in sub-Saharan Africa. Based on the review and analysis carried out on the information provided by the company's directors, various problems were identified in the internal and external context using the SWOT analysis and quality tools such as the cause-effect analysis, which allowed identifying problems such as the non-existence of a technological tool of the type of Balanced Scorecard that helps to monitor processes and decision making and the absence of a consolidated and updated Strategic Plan. Likewise, it allowed us to focus on the main causes related to the aspects of Operations and Administration, such as the absence of an integrated information system, the lack of a digitized document management system. In this context, three solution alternatives were proposed i) Implement the Balanced Scorecard for ENCOM based on the software tool called Power BI, without interfaces with current systems., ii) Implement the Balanced Scorecard by developing a web page and mobile app, and iii) integrate the modules based on the Dolibarr ERP and implement the Balanced Scorecard and Business Intelligence (BI) by adding Dolibarr system complements. The diagnosis that was obtained as a result of the weighted analysis through the Pugh matrix, recommends the application of alternative iii, which consists of integrating the modules based on the ERP Dolibarr in its version 15.0.2 adding the Payroll/Payslip (payroll) and DoliDash complements (BI) and developing the CMI System. This will allow managing existing information with data that is currently scattered in different repositories and/or management systems. With which the following benefits are expected (a) access to reports and information in real time, (b) access to reliable information, (c) comprehensive information system, (d) unique database, and (e) automation of tasks, among others. Finally, the financial analysis regarding the return on investment and the tangible and intangible benefits related to the implementation of the company's solution was also carried out, with favorable results for wich the execution of the project is recommended. The total investment corresponds to an amount of US$ 45,020 and US$ 3,000 (in the project and in the first year), with a NPV of US$ 82,637, for which the execution of the proposed project is recommended. Other indicators reinforce this recommendation, such as: IRR of 107% well above the cost of capital, benefit-cost indicator greater than 1 and an investment recovery period within the first year.
