E-Holding es una empresa que pertenece al grupo Navent, de capitales argentinos la cual está
constituida por tres unidades de negocio que son AdondeVivir, Urbania y Tokko Bróker. La
empresa presta el servicio de intermediación virtual para la compra y venta de inmuebles y,
está posicionada entre las plataformas digitales de mayor reconocimiento en el mercado
peruano. En ese sentido, el presente documento desarrolla una consultoría para E-Holding
que se ha enfocado en el desarrollo de 12 actividades de comunicación con el objetivo de
evitar una potencial pérdida de S/13 millones. El principal problema que se identificó para la
empresa fue un cambio en la estructura del mercado; lo cual implicaría una modificación de
la composición de su cartera, donde el segmento de brókeres pasaría de un 35% a un 70% con
respecto a las ventas totales de la empresa de los próximos cinco años. Después de realizarse
diversas reuniones con el equipo gerencial de E-Holding, se identificó que la causa raíz del
problema, sería la falta de difusión de las ventajas que ofrece la empresa para el segmento de
brókeres. Es así que, como parte de la consultoría, se ha realizado tanto el análisis interno
como externo de la compañía, así como una revisión de la literatura; y a partir de ello, se
propone un plan de tres etapas que permitiría a todas las unidades de negocio de E-holding,
desarrollar estrategias transversales. Asimismo, se sugiere la medición de la efectividad de las
acciones propuestas, a través de un Balanced Scorecard, para efectuar el seguimiento y
validación de las mismas; con lo cual, E-Holding mejoraría la difusión de su propuesta de
valor para el segmento de brókeres y con ello, podrá alcanzar su objetivo de reestructurar su
cartera de clientes para el 2025.
E-Holding is a company that belongs to the Navent group, of Argentine capitals which is made up of three business units that are AdondeVivir, Urbania and Tokko Broker. The company provides the virtual intermediation service for the purchase and sale of real estate and it’s positioned among the most recognized digital platforms in the Peruvian market. In this sense, this document develops a consultancy for E-Holding that has focused on the development of 12 communication activities in order to avoid a potential loss of S/13 million. The main problem for the company was a change in the market structure; which would imply a modification of the composition of its portfolio, where the broker segment would go from 35% to 70% with respect to the company's total sales for the next five years. After several meetings with the management team of E-Holding, it was identified that the root cause of the problem would be the lack of dissemination of the advantages that the company offers for the broker segment. Thus, as part of the consultancy, both the internal and external analysis of the company has been carried out, as well as a literature review. Based on this, a three-stage plan is proposed that would allow all E-holding business units to develop cross-cutting strategies. Likewise, it is suggested to measure the effectiveness of the proposed actions, through a Balanced Scorecard, to monitor and validate them. With this, E-Holding would improve the dissemination of its value proposition for the broker segment and with this, it will be able to achieve its objective of restructuring its client portfolio by 2025.
