Abstract
Grupo T&C es una empresa inmobiliaria con más de 20 años de experiencia en el
sector construcción e inmobiliario. Además, en los últimos años ha ingresado en negocios
subyacentes a la comercialización de departamentos, como el de construcción de hoteles y
alquiler de oficinas. Negocios en los cuales ha incursionado en la búsqueda de diversificar las
fuentes de ingreso ante la situación cambiante del mercado, como consecuencia de las
coyunturas locales e internacionales.
En ese sentido, para determinar el principal problema de la empresa, el punto de
partida ha sido la información entregada por los líderes de las distintas áreas, a través de las
entrevistas, archivos y documentos remitidos, complementándose con el método Delphi. Con
este primer levantamiento, el uso de la matriz de complejidad, se realizó la selección del
problema principal, el cual fue el alto nivel de gastos administrativos y ventas.
Posteriormente, con el método de Ishikawa se logró identificar las causas, de las cuales se
priorizó las de mayor impacto con apoyo del diagrama de Pareto. Luego, se determinó las
causas raíces por medio del método de los “5 por qué”, lo que permitió proponer medidas de
solución eficaces para reducir el problema principal.
Para asegurar que las tres medidas de solución propuestas sean viables y generen un
impacto positivo, se realizó la valoración del costo de implementación de cada una y se
comparó con el valor presente de los beneficios proyectados. Esto determinó que el beneficio
será mayor a la inversión que se plantea realizar. Adicionalmente, será clave la constitución
del equipo multidisciplinario, para transmitir la cultura organizacional con impacto positivo
en los principales indicadores del negocio.
Finalmente, se deberá tener en consideración los riesgos internos y externos para el
logro del propósito. La estandarización y el monitoreo de la implementación serán esenciales
durante el despliegue en cada una de las etapas. Complementariamente, se estableció que los factores que permitirán el éxito de la implementación serán el respaldo de la dirección y el
seguimiento constante de las gerencias.

Subsequently, with the Ishikawa method, it was possible to identify the causes, of which the ones with the greatest impact were prioritized with the support of the Pareto diagram. Then, the root causes were determined through the "5 why" method, which allowed proposing effective countermeasures to reduce the main problem. To ensure that the three proposed countermeasures are viable and generate a positive impact, the implementation cost of each one was assessed and compared with the present value of the projected benefits. This determined that the benefit will be greater than the investment that is planned to be made. Additionally, the constitution of the multidisciplinary team will be key, to transmit the organizational culture with a positive impact on the main business indicators. Finally, internal and external risks must be taken into account for the achievement of the purpose. Standardization and implementation monitoring will be essential during deployment at each of the stages. Complementarily, it was established that the factors that will allow the success of the implementation will be the support of the management and the constant monitoring of the managements.
