Abstract
Chacón Contratistas Generales S.A (Chacongesa) es una constructora peruana de
capital privado, que inició sus operaciones en la ciudad de Lima. Se inicia como una
empresa familiar, el cual cambia a partir del 2023. Entre sus actividades principales están
los proyectos de movimiento de tierras, descolmatación de ríos y quebradas, edificación de
infraestructura entre otros; sus principales clientes pertenecen al sector privado centrándose
en la minería, sin dejar de lado las licitaciones en el sector público.
El objetivo de este Business Consulting es conocer las causas que restringen su
crecimiento y expansión, para ello se nos ha brindado la información necesaria a lo largo
diversas entrevistas con el equipo gerencial y logístico encontrando en esta última área los
puntos críticos que limitan la visión de la empresa. Cabe señalar que se realizaron los
análisis internos como AMOFHIT y del entorno como PESTE para identificar con claridad
la problemática, planteando soluciones y definiendo los costos de implementación. Se
determinó que existen diferentes factores como: la falta de planificación de las procuras,
ausencia de un sistema de ERP y la estandarización de procesos; que generan gastos
innecesarios llegando a determinar que el problema principal está en la deficiencia de la
cadena de logística.
Se ha propuesto planes de acción para mitigar o eliminar los problemas hallados, a
través de la implementación del ERP e implementación de manual de procesos cuya
inversión ascendería a S/145,200. Esta inversión es posible, dado que se tiene un Valor
Presente Neto (VAN) mayor a cero de S/33,043,950.73, equivalente a $ 8.6 millones, a un
tipo de cambio (TC) de 3.80, el TIR es superior a la tasa de descuento (15.27%) y el
beneficio/costo es superior a 1 (6.55); por lo tanto, por cada sol invertido se recupera en
S/5.55 y periodo de recuperación es de 0.26 (cuarto mes) considerando los flujos de
efectivo para los próximos cinco años.

It started as a family- owned company, which changed in 2023. Among its main activities are earthmoving projects, river and stream draining, infrastructure construction, among others; its main clients belong to the private sector, focusing on mining, without leaving aside public sector tenders. The objective of this Business Consulting is to know the causes that restrict its growth and expansion, for this we have been provided with the necessary information throughout several interviews with the management and logistics team, finding in this last area the critical points that limit the vision of the company. It should be noted that internal analyses such as AMOFHIT and environmental analysis such as PESTE were carried out to clearly identify the problems, proposing solutions and defining implementation costs. It was determined that there are different factors such as: the lack of procurement planning, the absence of an ERP system and the standardization of processes; which generate unnecessary expenses, determining that the main problem lies in the deficiency of the supply chain. Action plans have been proposed to mitigate or eliminate the problems found, through the implementation of the ERP and the implementation of a process manual whose investment would amount to S/145,200.
