Resumen
La Catalina Huanca Sociedad Minera S.A.C (CHSM) es una empresa privada
propietaria de las operaciones de la Unidad Económica Administrativa (UEA). Está ubicada
en el distrito de Canaria, provincia de Fajardo del departamento de Ayacucho. CHSM es una
mina subterránea polimetálica donde se extrae zinc y plomo. Al cierre del año 2020, contaba
con un total de 376 trabajadores. CHSM busca mayor rentabilidad, a través de la
optimización sus procesos, reducción de costos y una mejor su relación con las comunidades.
La empresa CHSM presenta dificultades para la implementación de un plan estratégico
debido a la falta de una visión, por ello, en el presente trabajo se propone una misión y visión,
de las cuales se derivan las estrategias y objetivos de largo plazo que ayudarán a alcanzarlas.
Para el desarrollo del plan estratégico se realizó el análisis interno y externo de la
empresa, los cuales fueron el insumo principal de las matrices que permiten establecer las
estrategias correctas frente a las debilidades y amenazas de la compañía. Teniendo en cuenta
la visión y el proceso estratégico realizado, se establecieron cinco objetivos de largo plazo
con sus respectivos objetivos de corto plazo, indicadores, responsables y proyecciones. Entre
los aportes del presente trabajo se resalta la selección de seis estrategias que responden a las
debilidades internas y las amenazas del entorno. Las seis estrategias retenidas fueron
implementar mejoras tecnológicas en los equipos; capacitar a los trabajadores; implementar
programas de desarrollo empresarial con comunidades; generar convenios con instituciones
educativas locales; duplicar la capacidad de retención y fomentar el diálogo con las
comunidades. Finalmente, se recomienda que CHSM inicie la implementación del plan
estratégico integral 2022.
Catalina Huanca Sociedad Minera S.A.C (CHSM) is a private company that owns the operations of the Administrative Economic Unit (UEA), is located in the district of Canaria, province of Fajardo in the department of Ayacucho. CHSM is a polymetallic underground mine where zinc and lead are extracted. At the end of 2020, it had a total of 376 workers. CHSM seeks greater profitability, through the optimization of its processes, cost reduction and a better relationship with the communities. The company CHSM shows difficulties for the implementation of a strategic plan due to the lack of a vision, therefore, in the present work a mission and vision are proposed, from which the strategies and long-term objectives that will help achieve these are derived. For the development of the strategic plan, an internal and external analysis of the company was carried out, which were the main input of the matrices that allow establishing the correct strategies against the weaknesses and threats of the company. Taking into account the vision and the strategic process carried out, five long-term objectives were established with their respective short-term objectives, indicators, responsible parties and projections. Among the contributions of this work, the selection of six strategies that respond to internal weaknesses and environmental threats is highlighted. The six strategies retained were to implement technological improvements in the equipment; train workers; implement business development programs with communities; generate agreements with local educational institutions; double retention capacity and encourage dialogue with communities. Finally, it is recommended that CHSM initiate the implementation of the 2022 comprehensive strategic plan.
