Abstract
La presente consultoría es realizada a la empresa Comercial Motors, con más de 30
años de experiencia en el mercado automotriz peruano, la cual se destaca por su posición de
liderazgo en el sector en el que compite. Las evaluaciones externa e interna indican que la
empresa mantiene una posición sólida para enfrentar los desafíos del mercado peruano.
El estudio tiene como objetivo reducir la brecha de incumplimiento identificada, con
relación al indicador de rentabilidad bruta de la línea de negocio de venta de camiones. Se
destaca la estrategia de diferenciación de Comercial Motors en la venta de vehículos,
repuestos y servicios postventa, lo cual influye en su posicionamiento en el mercado. El
análisis de causa raíz revela las principales áreas de mejora en el proceso de gestión de
logística de vehículos, mediante la aplicación de herramientas como el diagrama de análisis
causa-efecto, el análisis 80/20 y el Value Stream Mapping (VSM).
Finalmente, se identificaron propuestas de mejora y alternativas de solución, y se
evaluó su viabilidad y factibilidad. La inversión estimada para la implementación asciende a
$ 200,000. Se consideraron tres escenarios de evaluación: pesimista, moderado y optimista.
Los resultados del valor actual neto para cada caso fueron de $ 281,217, $ 441,622 y
$ 602,028, respectivamente. Así también, la tasa interna de retorno fue siempre mayor al
costo de oportunidad.
La solución propuesta contribuirá a alcanzar los objetivos estratégicos de la empresa,
a través de un plan de implementación detallado y con la aplicación de herramientas de
evaluación y análisis adecuadas.
The present consultancy is carried out for the company Comercial Motors, which has over 30 years of experience in the peruvian automotive market and stands out for its leadership position in the sector in which it competes. External and internal evaluations indicate that the company maintains a solid position to face the challenges of the peruvian market. The study aims to reduce the identified non-compliance gap concerning the gross profitability indicator of the truck sales business line. Comercial Motors' differentiation strategy in the sale of vehicles, spare parts, and after-sales services, which influences its market positioning. The root cause analysis reveals the main areas for improvement in the vehicle logistics management process, using tools such as the cause-and-effect analysis diagram, the 80/20 analysis, and Value Stream Mapping (VSM). Finally, improvement proposals and solution alternatives were identified, and their viability and feasibility were evaluated. The estimated investment for implementation amounts to $200,000. Three evaluation scenarios were considered: pessimistic, moderate, and optimistic. The results of the net present value for each case were $281,217, $441,622, and $602,028, respectively. Similarly, the internal rate of return was always higher than the opportunity cost. The proposed solution will contribute to achieving the company's strategic objectives through a detailed implementation plan and the application of appropriate evaluation and analysis tools.
