Resumen
Equipos Médicos de Calidad del Perú es el proveedor líder mundial en productos y
servicios médicos del rubro hemodiálisis, el cual tiene como objetivo principal mejorar la
calidad de vida de los pacientes que sufren enfermedades crónicas renales. En Perú, el
negocio está segmentado en dos modelos, la primera corresponde al préstamo de servicios a
través de clínicas propias y la segunda a la venta de productos a entidades de la salud
públicas y privadas.
En esta oportunidad se decidió abordar el segundo modelo de negocio con el objetivo
de identificar las causas del incremento en gastos de almacenamiento identificado en los dos
últimos años y así proponer medidas que puedan mejorar la rentabilidad de la empresa. Para
el análisis de las causas se emplearon las herramientas Ishikawa y la metodología de los cinco
porqués. Con el fin de profundizar el análisis de la cadena de suministro se utilizó el modelo
de Referencia de Operaciones de la Cadena de Suministros (SCOR). El resultado refirió a la
ausencia de indicadores y técnicas para una óptima elaboración de pronósticos de venta,
gestión de inventarios y atención de entregas.
Las alternativas de solución fueron seleccionadas siguiendo la recomendación del
modelo SCOR y estuvieron enfocadas en mejorar los procesos de la cadena de suministro
indicados, los mismos que contribuyeron directamente al incremento de los gastos de
almacenamiento. Así mismo, para la selección se consideró lo reportado por miembros de la
compañía como el jefe de Logística, el Gerente de Ventas y jefe de Control Interno, para una
mejor evaluación.
Las propuestas sugeridas a implementar abarcan cambios en los procesos,
implementación de softwares y un recurso humano adicional; con lo cual el proyecto logra
generar un TIR de por encima del 400%, un VAN que supera los seis millones de soles y un
periodo de recupero menor a un año.

In Peru, the business is segmented into two models, the first corresponds to the loan of services through its own clinics and the second to the sale of products to public and private health entities. On this occasion, it was decided to address the second business model in order to identify the causes of the increase in storage expenses identified in the last two years and thus propose measures that can improve the profitability of the company. For the analysis of the causes, the Ishikawa tools and the five whys methodology were used. In order to deepen the supply chain analysis, the Supply Chain Operations Reference (SCOR) model was used. The result referred to the absence of indicators and techniques for an optimal preparation of sales forecasts, inventory management and delivery service. The solution alternatives were selected following the recommendation of the SCOR model and were focused on improving the indicated supply chain processes, which directly contributed to the increase in storage expenses. Likewise, for the selection, what was reported by members of the company such as the Head of Logistics, the Sales Manager and the Head of Internal Control was considered, for a better evaluation. Suggested proposals to implement include changes in processes, software implementation and an additional human resource, which manage to generate an IRR of over 400%, a VNA that exceeds six million soles and a recovery period of less than one year.
