Resumen
El presente informe de consultoría se elabora analizando y procesando información de
la empresa Norton Edificios Industriales Perú S.A.C., una constructora de edificios
industriales que inició sus actividades en el Perú en el año 2013; su casa matriz fue fundada
en España en 1990 y está posicionada como referente de la construcción industrial, logística y
comercial. La estrategia de solución planteada tiene como objetivo permitir la integración
entre las distintas áreas de la empresa, eficiencia operativa, retroalimentación de datos, y
control de los proyectos para la toma de decisiones de manera oportunas, lográndose a través
del rediseño y estandarización de procesos, e implementación de un ERP.
Se propusieron estrategias de solución al problema principal detectado y se realizó
una evaluación mediante diferentes metodologías para seleccionar la que represente el mayor
impacto bajo el menor costo. La alternativa de solución elegida, después de un análisis de la
operación, es el rediseño y estandarización de procesos, el cual se plantea su desarrollo con
un especialista en procesos, siguiendo lineamientos y gestionando la resistencia al cambio
con el personal. La implementación del ERP es la etapa final del proyecto y se aplica sobre
un piloto para medir su desempeño y retroalimentar de manera iterativa hasta conseguir el
resultado esperado.
Con el desarrollo de la estrategia, el área de Obras y Licitaciones podrá evolucionar
hacia proyectos de mayor eficiencia, correctamente estimados y con resultados proyectados
con menor incertidumbre. Además, brindará mejoras representativas en la cultura
organizacional de la empresa, permitiendo que los trabajadores tengan herramientas para la
optimización de su tiempo y esfuerzo por lograr las metas.
This consulting report is prepared by analyzing and processing information from the company Norton Edificios Industriales Perú S.A.C., a construction company of industrial buildings that started its activities in Peru in 2013; its parent company was founded in Spain in 1990 and is positioned as a reference in industrial, logistic and commercial construction. The proposed solution strategy aims to enable integration between the different areas of the company, operational efficiency, data feedback, and project control for timely decision making, achieved through the redesign and standardization of processes, and implementation of an ERP. Solution strategies were proposed to the main problem detected and an evaluation was carried out using different methodologies to select the one that represents the greatest impact at the lowest cost. The alternative solution chosen, after an analysis of the operation, is the redesign and standardization of processes, which is proposed to be developed with a process specialist, following guidelines and managing resistance to change with the personnel. ERP implementation is the final stage of the project and is applied on a pilot to measure its performance and provide iterative feedback until the expected result is achieved. With the development of the strategy, the Working Area will be able to evolve towards more efficient projects, correctly estimated and with results projected with less uncertainty. In addition, it will provide representative improvements in the organizational culture of the company, allowing workers to have tools to optimize their time and effort to achieve goals.
