Abstract
En el desarrollo de la presente investigación aplicada, se realizó el diagnóstico
operativo de la empresa Confecciones S.A.C., la cual se dedica a la confección y exportación
de prendas de vestir, empresa que con solo cinco años de funcionamiento ha logrado ubicarse
dentro de las diez empresas exportadoras más importante del país. Para ello, se recolectó
información relevante de los diferentes procesos productivos y se efectuó una revisión de la
literatura, con el objetivo a encontrar oportunidades de mejora en las diversas áreas de la
empresa y proporcionar lineamientos a la gestión de operaciones a fin de generar eficiencia,
productividad y por consiguiente beneficios razonables y sostenibles para la empresa.
La empresa cuenta con dos plantas, sin embargo, en el diagnóstico se ha priorizado el
análisis de la planta principal, ubicada en el departamento de Ica provincia de Chincha,
debido a que en esta planta se realiza la mayor cantidad de procesos productivos y es donde
se concentra la mayor cantidad de producción, especialmente en los procesos previos y
posteriores a la confección.
Las propuestas de mejoras planteadas y/o recomendaciones que se hacen en el
presente trabajo abarcan los distintos procesos que se tocan a lo largo del Diagnóstico
Operativo Empresarial. Las propuestas planteadas tienen una inversión total de US$ 364,384
que posterior a su implementación se recuperará el integro de la inversión y generará un
beneficio adicional neto de US$ 880,812 en un periodo de dos años. El dinamismo del
mercado y el crecimiento proyectado de la empresa demanda una mejora constante en los
procesos. Éstas propuestas están orientadas a: mejorar los indicadores de lead time de los
procesos productivos, debido a las mejoras en la distribución de planta y automatización de
procesos; generar mayor eficiencia en los procesos productivos, producto de mejoras en los
procedimientos y la programación de los procesos; reducción de prendas no conformes, con
la implementación de un nuevo método de auditoría textil; mejorar el flujo de dinero, mediante la definición de stock adecuados de inventarios; y un ahorro por cambio de
proveedor de energía eléctrica.
Con la implementación de las propuestas de mejora se pretende reforzar la ventaja
competitiva de la empresa que se enfoca la rapidez con la cual se responde a los clientes a un
costo totalmente competitivo.
In the development of this applied research, an operational diagnosis was made of the Confecciones SAC company, which is dedicated to the manufacture and export of clothing, a company that with only five years of operation has managed to be located within the ten companies exporters in the country. To this end, relevant information was collected from the different production processes and a review of the literature was carried out, with the aim of finding opportunities for improvement in the different areas of the company and providing guidelines for operations management in order to generate efficiency, productivity and therefore reasonable and sustainable benefits for the company. The company has two plants, however, in the diagnosis has prioritized the analysis of the main plant, located in the department of Ica province of Chincha, because in this plant the largest number of productive processes is carried out and is where the greatest amount of production is concentrated, especially in the pre and post-manufacturing processes. The proposed improvements and / or recommendations made in the present work cover the different processes that are dealt with throughout the Business Operational Diagnosis. The proposed proposals have a total investment of US $ 364,384 which, after its implementation, will recover the full amount of the investment and generate a net additional benefit of US $ 880,812 over a two-year period. The dynamism of the market and the projected growth of the company demand a constant improvement in the processes. These proposals are aimed at: improving the lead time indicators of production processes, due to improvements in plant distribution and process automation; generate greater efficiency in the productive processes, product of improvements in the procedures and the programming of the processes; reduction of non-conforming garments, with the implementation of a new textile audit method; improve the flow of money, by defining adequate stock of inventories; and a saving for change of electricity supplier. With the implementation of the improvement proposals, the aim is to reinforce the company's competitive advantage, which focuses on the speed with which customers are responded to at a totally competitive cost.
