Abstract
Vidrios Arequipa S.A.C., es una empresa peruana con más de 12 años en el mercado,
dedicada a la fabricación y comercialización de cristales de seguridad, esta empresa comenzó
como grupo económico con más de 12 años de experiencia dedicado al mismo rubro pero
enfocado principalmente al sector construcción, al contar con factores negativos en la
rentabilidad de la empresa se decide cambiar el modelo de negocio, dando prioridad a la
actividad de producción y comercialización, el cambio contribuyó a establecer alianzas con
sus principales clientes al no representar competencia para ellos, sus principales unidades
productivas son corte, entalle, lavado y pulido, es de importancia resaltar que su principal
mercado está en la Zona el Sur del país con un 80% de facturación y 20% en la ciudad de
Lima.
Después de analizar el giro de negocio de Vidrios Arequipa S.A.C. se ha identificado
que la línea más importante es la de Vidrio Templado de ocho mm de espesor, siendo este el
80% de la producción que genera al mes, y como la unidad más importante es el corte, por
que inicia con el cumplimiento de lo solicitado por el cliente según sus especificaciones, al
hacer la evaluación se identificó que el principal problema es el porcentaje de merma de
dicha línea, representa el 12.9% de la producción, afectando las ratios de productividad y
reduciendo los márgenes de ganancia. Se identificó tres soluciones relacionadas directamente
con el problema de estudio y una oportunidad de mejora para la empresa, las cuales están
orientadas a la estandarización y control de procesos, mejorar la calidad de las materias
primas utilizadas y optimización de la maquinaria.
La implementación de las propuestas representa un total de inversión de PEN
938,000.00, proyectando en 5 años que el porcentaje de mermas se reduzca a 6.19% el cual
representa un VAN de PEN 635,722.63 y una TIR de 31% para la empresa.
Vidrios Arequipa SAC, is a Peruvian company with more than 12 years in the market, dedicated to the manufacture and commercialization of safety glass, this company started with an economic group with more than 12 years of experience dedicated to the same field but focused mainly on construction sector, that is why they change the business model where the main activity is production and commercialization of safety glass, when making this change they stop competing with their customers, because they are not dedicated to installation which also generates obtain competitive advantages for growth in sales, its main production units are cutting, notching, washing and polishing, it is important to highlight that its main market is in the South Zone of the country with 80% of turnover and 20% in the city from Lima. After analyzing the business line of Vidrios Arequipa S.A.C. It has been identified that the most important line is the Tempered Glass of six mm thickness, this being 80% of the production generated per month, and as the most important unit is the cut, because it begins with the fulfillment of the Requested by the client according to their specifications, when making the evaluation it was identified that the main problem is the percentage of shrinkage of said line represents 12.9% of production, affecting productivity ratios and reducing profit margins. Three solutions related directly to the study problem and an opportunity for improvement for the company were identified, which are aimed at standardizing and controlling processes, improving the quality of raw materials used and optimizing machinery. The implementation of the proposals represents a total investment of PEN 938,000.00, projecting in 5 years that the percentage of losses will be reduced to 6.19% which represents a NPV of PEN 635,722.63 and an IRR of 31% for the company.
