Resumen
En el presente trabajo de investigación se desarrolla la consultoría a una Institución
Educativa Pública del distrito de La Molina, la cual se centra en la gestión y el liderazgo.
Su objetivo es diagnosticar el problema principal en el área mencionada y proponer un plan
de mejora en base a los resultados obtenidos. Los participantes de la consultoría son: el
equipo directivo, personal docente y administrativo, estudiantes y padres de familia de la
institución. Para poder realizar este trabajo, se utilizaron instrumentos cualitativos y
cuantitativos, tales como una entrevista en base al modelo de las 7 S’s de McKinsey, y el
instrumento del Ministerio de Educación que valora el liderazgo en la gestión escolar del
personal directivo, el cual consta de entrevistas, observaciones y encuestas. Para ello, se
solicitó el consentimiento informado y se cumplieron las tasas requeridas.
El principal hallazgo es que la institución educativa tiene un problema clave a
abordar: la falta del monitoreo del trabajo docente en el aula, el cual forma parte de la
gestión y liderazgo de los directivos. Para poder darle solución, la presente investigación
determinó siete iniciativas, nueve objetivos de corto plazo y cuatro de largo plazo. Estas
iniciativas son: (a) el desarrollo de grupos de interaprendizaje, (b) cambio en la estructura
organizacional, (c) la mejora en la gestión eficiente del tiempo, (d) la realización de una
jornada sobre la importancia del monitoreo docente, (e) la implementación de GSuite, (f) la
realización de un taller de liderazgo y coaching a los líderes pedagógicos, y (g) el uso del
balance scorecard para la planificación estratégica. Además, se plantean recursos para el
desarrollo de estas iniciativas, así como un sistema de monitoreo y una secuencia de
actividades. Todo ello está integrado en un plan de implementación para la mejora del
problema diagnosticado.
This research is based on a consultancy service done in a public educational institution in La Molina district, focused on management and leadership. Its purpose is to diagnose the main problem in that area and propose an improvement plan based on the results obtained. The participants of the consultancy are the management team, teachers and administrative staff, students and parents of the institution mentioned. In order to carry out this work, qualitative and quantitative instruments were used, such as an interview based on the McKinsey 7 S model, and the instrument of the Ministry of Education that values the leadership and management of the management team. It consists of interviews, observations and surveys. To comply with this, informed consent was requested, and the required sample sizes were accomplished. The main finding is that the educational institution has a key problem to address: the lack of monitoring teacher’s work in the classroom, which is part of the leadership and management system. In order to solve it, the present consultancy determined seven initiatives, nine short-term and four long-term objectives. These initiatives are: (a) the development of inter-learning groups, (b) change in the organizational chart, (c) the improvement in efficient time management, (d) the conduction of a conference based on the importance of teacher’s monitoring, (e) the implementation of GSuite, (f) the conduction of workshops about leadership and coaching aimed to the pedagogical leaders, and (g) the use of the balance scorecard for strategic planning. In addition, resources are proposed for the development of these initiatives, as well as a monitoring system and a sequence of activities for their implementation. All this is integrated into an implementation plan to address the problem diagnosed.
