Resumen
En el desarrollo de la presente tesis se realizó el diagnóstico operativo empresarial
(DOE) de la situación actual de la planta de fabricación metalmecánica de la empresa AiD
INGENIEROS SAC, con el fin de encontrar oportunidades de mejora y brindar los
lineamientos a la gestión de operaciones para generar eficiencias y por consiguiente
beneficios a toda la cadena productiva. La tesis se divide en quince capítulos que abarcan
todo el diagnóstico de las operaciones productivas de la empresa, así como el análisis y las
propuestas de mejora planteadas.
Se inicia con la descripción de la empresa, el rubro en el que se desempeña, sus
características organizacionales y operativas, ubicación, dimensionamiento de planta,
planeamiento, diseño del proceso, diseño del producto, diseño de la planta, diseño del trabajo,
programación de las operaciones, logística, mantenimiento; con toda esta información se
procede a la evaluación actual de la empresa y se propone mejoras en productividad,
operaciones, eficiencia, todo ello teniendo como enfoque la reducción de costos y mejorar la
eficiencia.
Luego del análisis inicial se plantea una mejora en la distribución de planta lo cual
optimizará los procesos, reduciendo tiempos, mejorando la productividad, para ello se utiliza
técnicas propuestas en la bibliografía; asimismo también se mejorará el planeamiento
agregado, la programación de operaciones productivas, se propone automatizar inicialmente
algunos procesos, con ello la productividad del personal operativo mejora, trayendo ahorro
económico por la mejor eficiencia del personal.
En referencia al plan de mantenimiento, la empresa a la actualidad corrige una vez
sucedidos las fallas de los equipos e instalaciones, la propuesta de mejora planteada es
implementar el mantenimiento preventivo que genera ahorros de tiempo operativo,
reduciendo tiempos de parada. El aseguramiento y control de calidad de la empresa es
deficiente, por ello es rechazada parte de la producción, ante ello se propuso las mejoras en el
aseguramiento de la calidad e implementar el mismo. La gestión logística y cadena de
suministro de la empresa en su punto más fuerte, sin embargo, se han planteado mejoras que
permitirán lograr mejor eficiencia, se ha planteado una mejor gestión de inventarios con las
técnicas que se utilizan a la actualidad.
Es importante la implementación de las mejoras propuestas, con ello la empresa será
más competitiva en costos, calidad y plazo de ejecución, lo que le generará mayor utilización
de planta, mejor productividad, mejores procesos, mayor automatización (el cual deberá
incrementarse a futuro), mayores ventas y ganancias económicas. Con lo evaluado y
propuesto se estima que AID INGENIEROS SAC tengan mayores beneficios y ahorros de
S/ 2’000,000.00 que representan el 30% de su ingreso anual en fabricaciones
metalmecánicas
In the development of this thesis, a business operational diagnosis (DOE) of the current situation of the metalworking manufacturing plant of the company AiD INGENIEROS SAC was carried out in order to find opportunities for improvement and provide guidelines for operations management to generate efficiencies and therefore benefits to the entire productive chain. The thesis is divided into fifteen chapters that cover the whole diagnosis of the productive operations of the company, as well as the analysis and proposed improvement proposals. It begins with the description of the company, the area in which it performs, its organizational and operational characteristics, location, plant sizing, planning, process design, product design, plant design, work design, Operations, logistics, maintenance; With all this information, we proceed to the current assessment of the company and proposes improvements in productivity, operations, efficiency, all with a focus on reducing costs and improving efficiency. After the initial analysis, an improvement in the plant distribution is proposed, which will optimize the processes, reducing the time, improving the productivity, using techniques proposed in the bibliography; It will also improve the added planning, the programming of productive operations, it is proposed to initially automate some processes, with that the productivity of the operative personnel improves, bringing economic savings for the better efficiency of the personnel. In reference to the maintenance plan, the company to the present corrects once the failures of the equipment and installations happened, the proposal of improvement raised is to implement the preventive maintenance that generates savings of operative time, reducing times of stop. The assurance and quality control of the company is deficient, so part of the production is rejected, before this it was proposed the improvements in the quality assurance and to implement the same. The logistics management and supply chain of the company at its strongest point, however improvements have been proposed that will allow to achieve better efficiency, has been proposed a better management of inventories with the techniques that are used today. It is important to implement the proposed improvements, thus the company will be more competitive in cost, quality and execution time, which will generate greater plant utilization, better productivity, better processes, greater automation (which should be increased in the future) , Higher sales and economic gains.
