Abstract
El presente trabajo de business consulting tiene el objetivo de analizar el impacto y
los resultados de la implementación de la metodología CPFR en el área de planificación para
reducir costos de inventario en la Empresa Danper Trujillo S.A. Se inició con el análisis de la
empresa y del sector y se realizó un diagnóstico identificando los procesos críticos y su
repercusión en el flujo actual de la empresa, analizando el impacto económico, además de las
causas centradas en la planificación. Se identificaron metodologías basadas en planeamiento
colaborativo y aplicando el Proceso de Análisis Jerárquico (AHP), se determinó la
implementación del modelo de Planeamiento Colaborativo, Pronóstico y Reabastecimiento
(CPFR), para los proveedores de insumos estratégicos de la empresa Danper Trujillo S.A. Se
desarrollaron las cuatro etapas de la metodología CPFR, cuyo fin es mantener un nivel de
inventario óptimo, a través de una visión más integrada, de políticas, cambios, pronósticos
más realistas y del plan comercial, en donde tanto la empresa como el cliente ya sea interno o
externo, cuente con información a tiempo real. El resultado de la implementación permite un
mayor nivel de servicio, desarrollo de planes de reabastecimiento más efectivos, de
estrategias a tiempo e integración vertical, permite un cumplimiento de accuracy de 90% en
el primer año de su implementación, la reducción del inventario inmovilizado y la reducción
del inventario valorizado en una cobertura promedio de un mes, lo cual brinda un incremento
en la liquidez a la empresa. El proyecto implementado permite obtener un retorno de la
inversión aproximado de 1.98 millones de dólares solo en el primer año, el cual serviría para
el crecimiento en la capacidad de producción, logística, tecnológica y de infraestructura, que
permitan el crecimiento de las ventas y por tanto la rentabilidad de la compañía.
The research of business consulting aims to analyze the impact and methodology CPFR implementation results in the planning area for reducing inventory costs in Danper Trujillo S.A. company. It started with the analysis of this company and a diagnosis was made identifying the critical processes and their implication in the business flow. It allowed to assess the economic effect and causes of planning. Some methodologies based on collaborative planning have been found. After that, hierarchical analysis process was applied and had determined the implementation of collaborative planning, resupply and forecast for strategic inputs providers of Danper Trujillo S.A. Four stages of methodology CPFR were developed and their objective was to keep an inventory appropriate level through a broad vision of political changes ,real projection and a commercial plan which encourage the internal and external customer have a real time information. The outcome enables an increased level of service, development of more effective resupply, a wide range of strategies and also a vertical integration. All of these factors get 90% of accuracy in the first year. Furthermore, the reduction of immobilized and valued inventory generates the increase of company liquidity. This applied project permits to obtain approximately 1.98 million of dollars as returning of investment .This application is going to promote the expansion of production, logistic, technology and infrastructure that allow the selling growth and finally the company profit.
