Resumen
La empresa Unión de Cervecerías Peruanas Backus y Johnston (Backus) es una empresa
privada y de consumo masivo líder en la industria cervecera del Perú, perteneciente al grupo
transnacional AB InBev, la cual se dedica a la producción, distribución y comercialización de
cervezas, gaseosas, bebidas nutritivas y agua embotellada. En la actualidad Backus cuenta
con una participación cercana a 16% en el mercado de agua embotellada con la marca de
agua mineral San Mateo. La División de San Mateo tiene su planta ubicada en la provincia
de Huarochirí, donde se extrae y envasa el producto (agua mineral de manantial). El objetivo
de la consultoría fue realizar un análisis de la división e identificar el problema principal que
pudiera estar ocurriendo, siendo este la reducción de su volumen de ventas y, debido a ello se
establecieron tres posibles problemas mediante la metodología design thinking, que fueron (a)
decrecimiento del volumen de las ventas no logrando la meta, (b) desabastecimiento del
mercado en temporada alta y (c) alta rotación de personal. Seguidamente se calificaron los
tres problemas propuestos, hallando que el problema principal era el decrecimiento del
volumen de las ventas no logrando las metas, donde a través de un análisis causa – raíz y la
herramienta focus group, se encontraron las principales causas que estarían generando este
problema, siendo estas (a) la falta de posicionamiento de la marca, (b) la agresiva guerra de
precios bajos de los competidores, (c) el precio elevado de venta por los distribuidores, y (d)
la falta de construcción de premium de la marca. Con las causas halladas se propusieron
soluciones donde a través del Método de valor esperado se llegaron a evaluar y elegir
aquellas que aporten mayor beneficio, con las soluciones halladas se propusieron 14
actividades a ejecutarse con un cronograma de trabajo y una proyección de tres años para
lograr un incremento del 10% anual del volumen de ventas, tomando en consideración la
inversión total de US$3’756,564.02, el cierre de la consultoría fue a enero del 2020.
