CORPACE Ingeniería y Servicios Generales S.R.L. es una empresa contratista que
inició operaciones en el 2013 dedicándose a obras en las distintas vertientes de la ingeniería,
con enfoque en proyectos civiles y mecánicos. Su principal aporte se encuentra en la
implementación de materiales geosintéticos, montaje y termofusión de tuberías HDPE, obra
civil, mecánica, manutención y habilitación de programas de construcción. La empresa
abarca los sectores privado y público, aunque ofrece servicios en su mayoría al rubro privado
dada la flexibilidad en gestión de proyectos que guarda este sector. CORPACE ha
desarrollado sus principales proyectos en Cajamarca y Puno, además de La Libertad,
Lambayeque y Tumbes, donde se ha extendido en los dos últimos años.
Este estudio explica los detalles relacionados con la consultoría empresarial de
CORPACE. Como punto de partida de la presente investigación, y para conocer la
problemática actual que afronta la empresa, se realizó la recolección de información por
medio de entrevistas con la gerencia general, personal administrativo y de planta; así como
visitas de campo. En ese sentido, los problemas principales identificados son: (1) la deficiente
gestión de costos de ventas y gastos administrativos que limitan la obtención de una mayor
rentabilidad, (2) la dependencia de un solo cliente y (3) la deficiente gestión por procesos
entre las áreas y falta de herramientas de gestión estratégica y marketing. En adición,
utilizando la herramienta del diagrama de Ishikawa (análisis cualitativo), se encontró que las
causas comunes eran: falta de continuidad de proyectos por licitaciones en sector público o
diversos servicios al sector privado, falta de estructura de control de saldos financieros y falta
de gestión comercial y marketing. En esa misma línea, se realizó un análisis interno y
externo, así como un estudio de conceptos y definiciones que sirvieron de base teórica. Se
propone a CORPACE tres alternativas de solución: (1) ejecución de una programación para
la gestión de costos (ERP), (2) implementación de estrategias de marketing para el mejoramiento de prestación de servicios e (3) implementación de estrategias y herramientas
de gestión de procesos.
En otro orden de ideas, se asignaron presupuesto, plazo y responsables para el logro
de los entregables de cada alternativa de mejora propuesta. Finalmente, el valor actual neto en
un escenario esperado es S/. 2,199,866, con un porcentaje de retorno de 76%; de igual forma,
como periodo de recuperación se daría a partir del segundo año. Por otro lado, en un
escenario moderado, el valor actual neto es S/. 831,448, con un porcentaje de retorno de 37%
y periodo de recuperación a partir del tercer año.
CORPACE Ingeniería y Servicios Generales S.R.L. is a contracting company that started operations in 2013 dedicated to works in the different aspects of engineering, focusing on civil and mechanical projects. Its main contribution is in the implementation of geosynthetic materials, assembly and thermofusion of HDPE pipes, civil works, mechanics, maintenance, and habilitation of construction programs. The company covers the private and public sectors, although it offers services mostly to the private sector due to the flexibility in project management that this sector has. CORPACE has developed its main projects in Cajamarca and Puno, in addition to La Libertad, Lambayeque and Tumbes, where it has expanded in the last two years. This study explains the details related to CORPACE's business consulting. As a starting point for this research, and to learn about the current problems faced by the company, information was gathered through interviews with general management, administrative and plant personnel, as well as field visits. The main problems identified were: (1) poor management of sales costs and administrative expenses, which limit the achievement of greater profitability, (2) dependence on a single client, and (3) poor management by processes between areas and lack of strategic management and marketing tools. In addition, using the Ishikawa diagram tool (qualitative analysis), it was found that the common causes were lack of continuity of projects due to bids in the public sector or various services to the private sector, lack of financial balance control structure and lack of commercial and marketing management. Along the same lines, an internal and external analysis was carried out, as well as a study of concepts and definitions that served as a theoretical basis. Three alternative solutions were proposed to CORPACE: (1) implementation of cost management software (ERP), (2) implementation of marketing strategies to improve service delivery, and (3) implementation of process management strategies and tools. In addition, a budget, timeframe, and responsible parties were assigned for the achievement of the deliverables of each proposed improvement alternative. Finally, the net present value in an expected scenario is S/. 2,199,866, with a return percentage of 76%; likewise, the payback period would start in the second year.
