Resumen
La realización de la consultoría para la Caja Municipal de Ahorro y Crédito (CMAC) Ica
consistió en identificar el problema principal que afecta su desempeño, así como determinar
posibles causas y sugerir una alternativa de solución. La empresa ha alcanzado un crecimiento
que le permite expandir sus actividades a diversas regiones del sur del Perú, y opera desde
1989 ofreciendo diversos productos y servicios financieros orientados a emprendedores.
Ahora bien, la propuesta para la CMAC Ica implicó de manera preliminar una revisión del
análisis tanto externo como interno, lo cual fue complementado con el análisis del sector al
que pertenece el negocio, detectándose varias fortalezas, amenazas, poderes de negociación
de actores, entre otros. Igualmente, se identificó el problema principal: el incremento en la
tasa de deserción de clientes que califican para crédito, cuyas potenciales causas eran las
siguientes: (a) la dispersión de las agencias actuales a los distritos de Ica, (b) la falta de
información oportuna en las agencias, (c) la deficiente segmentación de la cartera crediticia,
(d) la falta de productos de inclusión competitivos de acuerdo con la ubicación de las
agencias, y (e) las demoras en la atención de las operaciones crediticias en las agencias
actuales. La tarea llevada a cabo para la CMAC Ica supuso plantear como alternativa de
solución la apertura de oficinas informativas y la segmentación de la cartera crediticia en los
distritos o zonas de alto desarrollo económico de la provincia de Ica; para ello, se inaugurarán
ocho locales que permitirán, al cierre del tercer año, conseguir un crecimiento de cartera
equivalente a S/ 20.6 millones y un incremento de 2,010 clientes. Además, el cronograma
elaborado al respecto reveló que el planteamiento en cuestión duraría 214 días repartidos en
cuatro etapas, lo que fue complementado con la identificación de factores clave de éxito y la
especificación de posibles resultados tanto cualitativos como cuantitativos por lograr.
The consultancy for the Caja Municipal de Ahorro y Crédito (CMAC) Ica consisted of identifying the main problem that affects its performance, as well as determining possible causes and suggesting an alternative solution. The company has achieving growth that allows it to expand its activities to various regions in the south of the country, which has been operating since 1989 offering various financial products and services aimed at entrepreneurs. Now, the proposal for the CMAC Ica implied in a preliminary way a review of both external and internal analysis, which was complemented with the analysis of the sector to which the business belongs, detecting several strengths, threats, negotiating powers of actors, among others. Likewise, the main problem was identified, establishing that it lay in inaction in the face of the loss of current customers who qualify for credit and that its potential causes were the following five issues: (a) the dispersion of the current agencies to the districts of Ica, (b) lack of timely information in the agencies, (c) poor segmentation of the credit portfolio, (d) lack of competitive inclusion products according to the location of the agencies, and (e) delays in the attention of the credit operations in the current agencies. Finally, the task carried out for the CMAC Ica involved proposing as an alternative solution the opening of information offices and the segmentation of the credit portfolio in the districts or areas of high economic development in the province of Ica, necessitating the inauguration of eight premises that will allow the end of the third year to achieve a growth equivalent to S / 20.6 million and an increase of 2,010 clients. In addition, the schedule prepared in this regard revealed that the approach in question would last 214 days divided into four stages, which was complemented by the identification of key success factors and the specification of possible qualitative and quantitative results to be achieved.
