Resumen
Sanna Clínica El Golf es una empresa perteneciente al sector de salud privado
peruano. Inició operaciones en el año 2003 como Clínica EL Golf y diez años después pasó a
formar parte del grupo Sanna que engloba a las empresas prestadoras de salud de Pacífico
Seguros, miembro del grupo Credicorp. La situación actual de la salud mundial tras la
pandemia declarada en 2020 ha generado una crisis en el sector salud que ha obligado a las
empresas de este sector a buscar estrategias que les permitan recuperar la actividad regular
perdida durante la pandemia, a medida que las restricciones se van reduciendo. El problema
principal identificado fue la falta de crecimiento en la línea de negocio de cirugía
ambulatoria, basado en tres principales puntos de dolor: la ineficiente programación de
cirugías, el elevado tiempo para generar las altas médicas y el recurrente erro de generar
liquidaciones de cuentas incompletas. Luego del análisis cualitativo y cuantitativo del
problema principal, se determinaron las causas principales y se evaluaron algunas alternativas
de solución, entre las cuales se determinó la confirmación de la estrategia, el rediseño del
proceso, reorganización y cambios tecnológicos en el área de cirugías ambulatorias como la
más viable. La solución propuesta se enmarca en la aplicación de un framework híbrido que
permite abordar 4 dimensiones que aterrizan el objetivo del negocio de cirugías ambulatorias
para el aumento de las ventas de cirugía ambulatoria. El presupuesto para llevar a cabo la
implementación y despliegue de las mejoras requerirá una inversión total de S/ 182,000.00
los que en su gran mayoría significan mejoras de desarrollo de software y capacitación del
personal. Luego del análisis financiero, se evidencia que la solución planteada tiene un
impacto positivo en los resultados del negocio; siendo el VAN calculado a cinco años
ascendente a S/. 1,687,510 y la tasa interna de retorno (TIR) de 206% en consecuencia, el
proyecto es viable y genera buena rentabilidad para la Clínica.
Sanna Clínica El Golf is a company belonging to the Peruvian private health sector. It began operations in 2003 as Clínica EL Golf and ten years later became part of the Sanna group, which includes the health care providers of Pacífico Seguros, a member of the Credicorp group. The current situation of global health after the pandemic declared in 2020 has generated a crisis in the sector that has forced it to look for strategies that allow its companies to recover the regular activity lost during the pandemic as restrictions are reduced. The main problem identified was the lack of growth in the ambulatory surgery business line, based on three main pain points: inefficient scheduling of surgeries, high discharge time and incomplete final accounts and settlements. After the qualitative and quantitative analysis of the main problem, the main causes were determined and some alternative solutions were evaluated, among which it was determined that the confirmation of the strategy, the redesign of the process, reorganization and technological changes in the area of outpatient surgeries as the most viable. The proposed solution is framed in the application of a hybrid framework that allows to address 4 dimensions that land the objective of the ambulatory surgeries business for the increase of ambulatory surgery sales. The budget to carry out the implementation and deployment of the improvements will require a total investment of S / 182,000.00 which in its great majority mean improvements in software development and staff training. After the financial analysis, it is evident that the proposed solution has a positive impact on the results of the business; being the van calculated to five years amounting to S /. 1,687,510 and the internal rate of return (IRR) of 206% consequently, the project is viable and generates good profitability for the Clinic.
