Resumen
Stevia One Perú es una organización dedicada al rubro agroindustrial, que produce y procesa
hojas de Stevia rebaudiana bertoni para la obtención y comercialización de extractos y
formulaciones en base a steviol glicósidos. Las operaciones de la compañía iniciaron en el
año 2009 y desde entonces ha integrado verticalmente al cultivo y procesamiento de la hoja.
El objetivo de la consultoría fue identificar el problema principal que impide a la
organización alcanzar sus objetivos, para lo cual se analizaron las principales causas y se
propuso un plan que permita superar dicho problema. Para ello se realizaron varias reuniones
con el equipo de la compañía y se identificó que la ineficiente gestión de activos fijos y
corrientes es el principal problema de la organización, debido a que impiden a Stevia One
generar los retornos esperados para los accionistas. Es con base en la revisión del análisis
externo e interno de la compañía, así como de la revisión de la literatura, que se propone a la
organización establecer un plan enfocado desde tres perspectivas: (a) gestión del capital
humano; (b) gestión de activos fijos y (c) gestión de productos secundarios; el cual se
implementará en tres fases que permitirán establecer los pilares de la organización,
desarrollar las pruebas necesarias y crecer a escalas productivas de nivel industrial en un
plazo de cuatro años. Este plan permitirá a la organización reducir el activo fijo inutilizado,
generar rentabilidad sobre productos secundarios no aprovechados y contar con un equipo
multidisciplinario especializado en la planificación a largo plazo de las actividades
operativas.
Stevia One Peru is an organization dedicated to agro-industrial sector, which produces and processes Stevia rebaudiana bertoni leaves for the production and marketing of extracts and formulations based on steviol glycosides. The company's operations began in 2009 and has since vertically integrated the cultivation and processing of the leaf. The objective of the consulting was to identify the main problem that prevents the organization from achieving its objectives, for which the main causes were analyzed and a plan was proposed to overcome that problem. To this end, several meetings were held with the company's team and it was identified that the inefficient management of fixed and current assets is the main problem of the organization, because they prevent Stevia One from generating the expected returns for its shareholders. It is based on the review of the external and internal analysis of the company, as well as the review of the literature, that the organization proposes to establish a plan focused from three perspectives: (a) management of human capital; (b) asset management and (c) management of secondary products; which will be implemented in three phases that will allow to establish the pillars of the organization, develop the necessary tests and grow at productive scales of industrial level within four years. This plan will allow the organization to reduce the unused fixed asset, generate profitability on underutilized secondary products, and have a multidisciplinary team specialized in long-term planning of operational activities.
