Resumen
La Asociación de Empleados del Banco de Crédito del Perú es una organización sin
fines de lucro con casi 60 años en el mercado, que reúne a los trabajadores del Banco de
Crédito del Perú y otras empresas del Grupo Credicorp. El bussiness consulting se enfocó en
identificar los problemas clave de la organización y proponer soluciones para su expansión.
Tras un análisis de los factores internos y externos, se detectó que el bajo porcentaje de
participación de mercado y estancamiento en crecimiento de afiliados constituye el principal
problema. Identificamos cuatro causas principales que originaron este problema: (a) falta de
un plan de inversión, (b) falta de asignación de CAPEX, (c) ausencia de áreas de marketing y
ventas y (d) falta de canales de atención innovadores para acceder a servicios de manera más
rápida y eficiente, (f) Falta de capacitación al Capital humano.
En consecuencia, propusimos cuatro alternativas de solución: (a) implementar áreas
de marketing y ventas para relanzar la marca comercial entre posibles clientes, (b) realizar
encuestas entre los afiliados para conocer los servicios que podrían demandar y establecer un
plan de estudio e investigación del mercado y de instituciones similares, (c) capacitar a la alta
dirección de la Asociación de Empleados del Banco de Crédito del Perú en temas como
capitalismo consciente y orientarla al giro del negocio, y (d) realizar una evaluación del
diseño y funciones de cada uno de los trabajadores para delimitar actividades,
responsabilidades y objetivos. Después de la reunión sostenida con la administración y al
utilizar el diagrama de Gantt, se llegó a un acuerdo para llevar a cabo la implementación de
todas las soluciones propuestas.
Finalmente, después de una inversión de 82,500 soles financiada con fondos propios,
se obtuvo un VAN de 158,309 soles y un TIR del 54%, que supera el costo de oportunidad de
los accionistas COK del 10%. Los ingresos generados debido al aumento de afiliados en los
próximos 5 años alcanzan los 336,806 soles.
The Association of Employees of Banco de Crédito del Perú is a non-profit organization with almost 60 years in the market, which brings together the workers of Banco de Crédito del Perú and other companies of the Credicorp Group. The business consulting focused on identifying the organization's key problems and proposing solutions for its expansion. After an analysis of internal and external factors, it was detected that the low percentage of market share and stagnant affiliate growth constitute the main problem. We identified four main causes that originated this problem: (a) lack of an investment plan, (b) lack of CAPEX allocation, (c) absence of marketing and sales areas, and (d) lack of innovative service channels to access to services more quickly and efficiently, (f) Lack of training for human capital. Consequently, we proposed four solution alternatives: (a) implement marketing and sales areas to relaunch the commercial brand among potential customers, (b) conduct surveys among affiliates to find out the services they could demand and establish a study and research plan. of the market and similar institutions, (c) train the senior management of the Association of Employees of Banco de Crédito del Perú on issues such as conscious capitalism and direct it to the line of business, and (d) carry out an evaluation of the design and functions of each of the workers to define activities, responsibilities and objectives. After the meeting held with the administration and using the Gantt chart, an agreement was reached to carry out the implementation of all the proposed solutions.
