Abstract
Ferretería del Norte S.R.L. es una empresa cajamarquina dedicada principalmente a
proveer herramientas y materiales a empresas del sector construcción y minería de la región.
Fue creada en el año 1992 y, desde sus inicios, se ha mantenido como una empresa familiar
cuyos dueños son los hermanos Carlos Chavez Zegarra y Ana Cecilia Chavez Zegarra. Sus
más de 27 años en el sector ferretero les ha permitido adquirir un posicionamiento en el
mercado local, fidelizar una gran cartera de clientes y ofrecer productos variados y
exclusivos. El entorno externo en el que compite, presenta diversas oportunidades tales como
el incremento de proyectos de construcción y el crecimiento del sector minero en la región.
El objetivo de la consultoría fue identificar el problema clave al que se enfrenta la
empresa y las principales causas del mismo, para así posteriormente proponer alternativas de
solución. Se determinó que el problema principal es la deficiente gestión logística que
presenta; mediante el análisis causa raíz, se pudo identificar que la empresa presenta
deficiencias en los procesos de aprovisionamiento, inventarios, almacenamiento, gestión de
pedidos, costos y valuación de inventarios. Para hacer frente a este problema, se proponen
siete alternativas de solución, las cuales están orientadas al rediseño y optimización de
procesos, manejo eficientemente de los costos y valuaciones de inventario y control de los
procesos mediante indicadores. El plan de implementación de las alternativas de solución
propuesto, tendrá una duración de 20 semanas y un presupuesto aproximado de S/ 24,450.
Con este plan, se espera que la empresa mejore su productividad, reduzca sus costos y
optimice la asignación de sus recursos.
Ferretería del Norte S.R.L. is a local company that provides tools and materials to companies in the construction and mining sector in the region. It was created in 1992 and, since its inception, it has remained as a family business whose owners are the brothers Carlos Chavez Zegarra and Ana Cecilia Chavez Zegarra. Their more than 27 years in the hardware sector has allowed them to acquire a position in the local market, retain a large portfolio of clients and offer varied and exclusive products. The objective of the consultancy was to identify the key problem faced by the company and its main causes, in order to subsequently propose alternative solutions. It was determined that the main problem is the deficient logistics management that it presents; through the root cause analysis, it was possible to identify that the company has deficiencies in the procurement, inventory, storage, order management, cost and inventory valuation processes. To deal with this problem, seven alternative solutions are proposed, which are oriented to redesign and optimize processes, efficiently manage costs and inventory valuations, and control processes through indicators. The implementation plan of the proposed alternative solutions will take a period of 20 weeks and an approximate budget of S / 24,450.
