Resumen
La presente tesis es un Diagnóstico Operativo Empresarial de la empresa Govil SAC,
en el cual se analizan sus procesos operativos para hacerlos más eficientes y rentables. El
objetivo es presentar oportunidades de mejora tangibles que incrementen la productividad de
la empresa en su conjunto y generen beneficios económicos.
Para ello, se recolectó información de fuentes primarias a través de visitas a la planta
de producción de concreto premezclado, a los proyectos de construcción y a la sede
administrativa. Además, se emplearon datos de fuentes secundarias para analizar la situación
del sector construcción en la región Junín. Se organizó, clasificó y procesó la información
según los criterios metodológicos revisados en el marco teórico.
De esta manera, se identificó que: (a) la planta está sobredimensionada respecto al
nivel de demanda que atiende, (b) la planificación, el control y seguimiento de los procesos
es exigua, y (c) los sistemas de información están poco desarrollados. Por lo que, se proponen
acciones que atiendan estas oportunidades de mejora. Entre ellas se recomienda modificar la
estructura de la planta y vender cinco mixers, implementar un sistema de información y
aplicar la metodología Lean Construction, en combinación con las herramientas
recomendadas por el Project Management Institute.
El tiempo estimado para implementar las recomendaciones es de cinco años, pues es
necesario seguir un programa consistente. Los resultados del análisis muestran que el costo
de las sugerencias asciende aproximadamente a 1.03 millones de soles, y los ahorros en
función a las propuestas resultantes de estas inversiones se traducen en 2.78 millones. Por lo
cual, estas recomendaciones permitirían generar un beneficio de 1.75 millones de soles.
This thesis is an Operative Business Diagnostic of the company Govil SAC, in which operations are analyzed to make them more efficient and profitable. The objective is to present tangible improvement opportunities that increase the productivity of the company as a whole and generate economic benefits. To this end, the information was collected from primary sources through visits to the - mix concrete production plant, construction projects and the administrative office. In addition, the data from secondary sources were used to analyze the situation of the construction sector in the Junín region. The information was organized, classified and processed according to the methodological criteria reviewed in the theoretical framework. In this way, it was identified that: (a) the plant is oversized with respect to the level of demand it serves, (b) the planning, control and monitoring of the processes is meager, and (c) the information systems are underdeveloped . Therefore, actions that address these opportunities for improvement are proposed. Among them, it is recommended to modify the structure of the plant and sell five mixers, implement an information system and apply the Lean Construction methodology, in combination with the tools recommended by the Project Management Institute. The estimated time to implement the recommendations is five years, since it is necessary to follow a consistent program. The results of the analysis show that the cost of the suggestions amounts to approximately 1.03 million soles, and the savings as a function of the proposals resulting from these investments translate into 2.78 million.
