Abstract
El presente business consulting se desarrolló para una importante empresa siderúrgica
con actividades y presencia a nivel nacional, ubicada dentro del top 3 de empresas peruanas en
su rubro por nivel de ventas. La investigación se ha centralizado en la logística interna de salida
para dos tipos de productos: tubos y barras de construcción. Esto fue determinado luego de
realizar un análisis matricial de los principales problemas que se detectaron en una de las visitas
realizadas al Complejo Siderúrgico de Chimbote.
Inicialmente se realizó un análisis interno y externo de la organización y sus principales
stakeholders asociados, para identificar cuáles son las tendencias de su sector y sus principales
oportunidades y amenazas que afectarían el plan de crecimiento de acuerdo con su estimación de
ventas. Luego, se elaboró un diagnóstico y análisis sobre la gestión de almacenes, la gestión de
inventarios y los recursos que se requieren para cubrir la proyección de crecimiento estimada
para los años 2023-2027.
A fin de poder cubrir el plan de crecimiento, se plantearon tres alternativas: alquiler de
almacenes modulares, tercerización de almacenamiento adicional y ampliación de operación
logística propia. La opción elegida ha sido la última, debido al acto impacto en el proceso
analizado y los potenciales beneficios en costo, sostenibilidad, responsabilidad empresarial y
desarrollo en la comunidad de Chimbote. Esta alternativa representa una inversión de USD 3.3
millones y es viable, cuenta con un VAN de USD 608,288 y una TIR de 13.1%. Además,
representa un ahorro del 15% en el indicador dólar por tonelada vendida. El tiempo de
implementación se estima en quince meses, para que pueda realizarse exitosamente. Los gastos
podrán ser desembolsados de manera escalonada, con el fin de no afectar de manera significativa
el flujo de caja de la empresa.
This business consulting was developed for an important steel company with activities and presence at national level, located within the top 3 Peruvian companies in its field by sales. The research was focused on the internal outbound logistics for two types of products: pipes and construction bars. This was determined after a matrix analysis of the main problems detected in one of the visits to the Chimbote Steel Complex. Initially, an internal and external analysis of the organization and its main associated stakeholders was carried out to identify the trends in the sector and the main opportunities and threats that would affect the growth plan in accordance with its sales estimates. Then, a diagnosis and analysis of warehouse management, inventory management and the resources required to cover the estimated growth projection for the years 2023-2027 was prepared. In order to cover the growth plan, three alternatives were proposed: rental of modular warehouses, outsourcing of additional storage, and expansion of the company's own logistics operation. The last option was chosen because of its impact on the process analyzed and the potential benefits in terms of cost, sustainability, corporate responsibility, and development in the community of Chimbote. This alternative represents an investment of US$3.3 million and is viable, with an NPV of US$608,288 and an IRR of 13.1%. It also represents a savings of 15% in the dollar per ton sold indicator. The implementation time is estimated at fifteen months, so that it can be carried out successfully. Expenditures may be disbursed in a staggered manner so as not to significantly affect the company's cash flow.
