Resumen
La presente investigación tiene como objetivo principal realizar el diagnostico
operativo empresarial de la empresa Textil del Valle S.A. en busca de oportunidades de
mejora dentro de los procesos operativos, con la finalidad de reducir los costos relacionados a
la operación de la empresa, buscando incrementar la rentabilidad y el valor de esta. La
empresa Textil del Valle S.A. se encuentra ubicada en el departamento de Ica, pertenece al
sector textil peruano desde hace 30 años. Brinda servicios de fabricación de telas y
confección de prendas de vestir con alto valor agregado a reconocidas marcas mundiales a
quienes tiene como clientes, el 100% del volumen de los productos finales son exportados a
un segmento exclusivo del mercado internacional, el 95% de la participación de las ventas de
Textil del Valle se concentra en tres clientes exportando sus productos a países como Estados
Unidos, Canadá y Francia principalmente.
Las ventas de la industria textil peruana están centralizadas principalmente a Estados
Unidos. Durante el 2017 las exportaciones a este país disminuyeron respondiendo a factores
coyunturales, por ser un año de cambio de gobierno americano; y a factores competitivos,
debido al incremento de la participación de empresas asiáticas dentro del mismo mercado.
Ello genera que la empresa en análisis también registrara una disminución de ventas para el
año 2017, que generaron pérdidas netas. La tendencia durante el año del diagnóstico, 2018, es
un recupero de la industria motivado por las restricciones aplicadas por el gobierno
americano a las empresas asiáticas, principalmente las chinas.
Es importante tener en cuenta, que el presente diagnóstico considera para los efectos
de cálculo del ahorro y beneficios de las propuestas de mejora, ventas constantes equivalentes
a las generadas durante el último periodo 2018, al ser un año más representativo. La
investigación se ha realizado enfocada en la minimización de costos, de manera transversal a
todas las áreas y procesos de Textil del Valle S.A., priorizando las áreas y procesos operativos de la cadena productiva que añaden valor a la empresa o son críticos. La
metodología utilizada para el análisis y propuestas se basa en la herramienta PHVA o ciclo de
la calidad de Deming, que refuerza el cumplimiento de la ISO 9001. En cada apartado se han
identificado oportunidades de mejora bajo las cuales se han planteado acciones o
recomendaciones a implementar como propuestas de mejora enfocadas a optimizar y hacer
más eficientes los procesos con la finalidad de incrementar el valor de la empresa, la
rentabilidad, la competitividad y así estar mejor preparada, incrementar la capacidad para
afrontar la competencia, la variación de la demanda y la satisfacción de sus clientes.
No se han considerado inversiones de gran implicancia económica, debido a que la
planta tiene una buena capacidad instalada y excelentes máquinas, que no están siendo usadas
al 100% por varios motivos que explicamos en el desarrollo del diagnóstico. Por ello, como
propuestas de mejora se han considerado implementaciones de equipo humano
interdisciplinario, dedicados al desarrollo de proveedores y control oportuno de procesos en
base a indicadores propuestos; consultorías, que mejoren el soporte tecnológico y la gestión
de desarrollo humano; y propuestas alineadas a estrategias de tercerización, con la que puede
generar importantes ahorros como resultado en la mejora de la cadena de suministros y
disminución de los costos unitarios.
Para la parte de procesos se propone potenciar las áreas de gestión que controlan los
procesos productivos enfocados a disminuir los costos unitarios por proceso inclusive en el
proceso de Desarrollo Humano y Responsabilidad Empresarial, así de esta manera
incrementar la productividad de la empresa y mejorar los costos operativos. Para la parte
sistemas, potenciar y mejorar el MRP con el que actualmente cuenta la empresa y adquirir
nuevos software que se integren al MRP generando importantes beneficios cualitativos y
cuantitativos, el costo total de la inversión de las propuestas de mejora es de US$ 617,569.00
generando un beneficio neto de US$ 3´226.841.30 al año.
The main objective of this research is to carry out the operative business diagnosis of the company Textil del Valle S.A. in search of opportunities for improvement in order to increase profitability and the value of the company.
