Resumen
CIMET SAC es una empresa dedicada a la fabricación de carrocerías y vehículos no
motorizados en la industria metal mecánica dentro del sector transporte. El mercado donde
opera, basa sus adquisiciones comúnmente influenciadas en los precios ofertados por una
amplia variedad de fabricantes, los cuales usualmente se encuentran en la informalidad con
los bajos costos que ello conlleva, afectando la competitividad de la empresa al no poder
igualarlos. La organización ha llegado a un punto donde las ventas y crecimiento se han
visto estancados por factores varios que serán revisados tales como un correcto análisis de
mercado, estrategias utilizadas, aprovechamiento de las oportunidades generadas por el
entorno externo así como la mejora de las debilidades internas, revisión de los procesos y
procedimientos de la empresa entre otros, por lo que la presente consultoría tiene como
objetivo investigar y proponer las mejores alternativas de solución integral para una
efectiva toma de decisiones de forma sostenible.
El enfoque tomado se basará en la diferenciación por lo que se revisará y
desarrollará una nueva propuesta de valor enfocada a resaltar las fortalezas de la empresa y
así poder contrarrestar el impacto de la informalidad para abordar de forma efectiva el
problema principal y así alcanzar la visión planteada. Una buena implementación de los
aspectos relevantes que sirvan para mejorar la competitividad, un constante entrenamiento
y capacitación en todos los niveles de la organización para lograr interiorizar la importancia
del trabajo en equipo y así lograr los objetivos generales, un correcto enfoque hacia el
cliente tomando en cuenta el producto, servicio y experiencia, las no conformidades
encontradas con sus correspondientes soluciones propuestas y una correcta administración
por parte de los directivos generarán el valor necesario para beneficio no solo de la
compañía, sino también de sus stakeholders.
CIMET SAC is a company dedicated to the manufacture of bodies and nonmotorized vehicles in the metal mechanic industry within the transport sector. The market where it operates bases its acquisitions, commonly influenced by the prices offered by a wide variety of manufacturers, which usually operate informally with the low costs this entails, affecting the company's competitiveness by not being able to match them. The company has reached a point where sales and growth have been stagnant due to different factors that will be reviewed such as an adequate industry analysis, the use of strategies, the external environment opportunities exploitation as well as the improvement of the internal weaknesses, the check of the company´s processes and procedures among others, so this consultancy aims to investigate and propose the best solution alternatives for effective decision-making in a sustainable way over time. The approach will be based in differentiation, so that the value proposition is going to be reviewed in order to highlight the strengths of the company and counteract the informality impacts focused on solving the main problem effectively and thus achieving the proposed vision. A well designed implementation of the relevant aspects of competitiveness, a permanent training of the employees in all areas and levels to reach the magnitude of internalizing the team work in order to achieve the general objectives, a centric customer approach taking into account the product, the service and the experience, the non-conformities found with their proposed solutions and a correct management of the company will generate the expected value not only for the benefit of the organization, but also for its stakeholders.
