Abstract
ECOSAC Agrícola S.A.C. pertenece al grupo de empresas de Costa del Sol, es una
empresa agroindustrial fundada en el año 2000 con el nombre de Eco Acuícola, se encuentra
distrito de Castilla en la región Piura. Se dedica la siembra, producción, empaque y
comercialización de cultivo de langostinos, pimientos y la exportación de uva de mesa. El
objetivo de la consultoría fue identificar el problema principal que no le permite a la empresa
alcanzar sus objetivos, analizando las principales causas y proponiendo alternativas de mejora
que mitiguen el impacto operativo y económico. Se identificó que el problema principal es la
deficiente gestión en la planificación y en la exactitud del registro de inventarios.
Luego de varias reuniones de trabajo con la gerencia general y las gerencias de
primera línea, se detectó que la causa raíz del problema estaría relacionada con la falta
de planificación de las ventas, falta de políticas de reposición de inventarios y la ausencia de
controles de inventarios. Con base al análisis externo e interno, y la literatura investigada que
se propone una serie de acciones para que la empresa pueda alcanzar sus objetivos,
reforzando su propuesta de valor de la marca en el mercado nacional, ejecutando acciones
estratégicas, estrategias de marketing mix, implementando herramientas de pronóstico de
ventas, y estableciendo controles a través del Tablero de Mando Integral que, corrobore el
impacto generado por las iniciativas recomendadas.
La evaluación económica y financiera demostró la viabilidad del proyecto en dos
escenarios: optimista y pesimista. En el escenario optimista, el valor actual neto es de S/. 594,
219.95, la tasa de retorno de 97.93%, y el periodo de recuperación es a partir del segundo
año. Por su parte, el escenario pesimista indicó que, el valor actual neto es de S/. 168,016.23,
la tasa de retorno de 52.36%, y el periodo de recuperación es a partir del tercer año.
Ecosac Agrícola SAC belong to a group of companies of Costa del Sol, is an agroindustrial company that was built on 2000 under the name of Eco Acuicola is a located on the city of Castilla department of Piura. Its core business is the sowing, production, harvest, packing and commercialization of shrimps, peppers, and table grapes. The main purpose of this consulting was to identify the principal problem that doesn’t allow the company to achieve its goals, analyzing the main causes and proposing alternatives to improve and mitigate the operational and economic impact. It was identified that the main problem is the poor management in planning and in the accuracy of the inventory record. After different work’s meeting with the CEO and all the management, the root cause of the problem was related to the weak sales planning, lack of inventory replenishment policies and the absence of inventory controls. Based on external and internal analysis, and the researched literature that proposes different actions so the company can achieve its objectives, reinforcing its brand value proposition in the international market, executing strategic actions, marketing mix strategies, implementing sales forecasting tools, and establishing controls through an integral dashboard that corroborates the impact generated by the recommended initiatives. The economic and financial evaluations demonstrated the viability of the projects in two scenarios: optimistic and pessimistic. In the optimistic scenario, the net present value is S/. 594,219.95 the rate of return of 97.93%, and the payback period is from the second year. For its part, the pessimistic scenario indicated that the net present value is S/. 168,016.23, the rate of return of 52.36%, and the payback period is from the third year.
