Resumen
La tesis denominada “Diagnóstico Operativo Empresarial de la Empresa San Martín
Contratistas Generales” fue elaborada en el año 2017. Para recopilar la información se
emplearon las técnicas de análisis documental: se revisaron y analizaron el manual de gestión
de proyectos, los estados financieros y datos obtenidos de una obra de construcción, así como
se requirió aplicar entrevistas al personal que trabaja en la organización.
Dado que los servicios ofrecidos por San Martín difieren según la naturaleza de las
obras —movimiento de tierras, obras hidráulicas, obras viales, electromecánicas, entre
otras—, la planeación, ejecución, control y cierre de las mismas son efectuados con la
participación de especialistas de la empresa en diversas áreas. Sin embargo, el presente
diagnóstico estará enfocado en la unidad de negocio de Construcción de la firma, cuya
principal actividad es la construcción de vías y caminos.
San Martín necesita implementar mejoras productivas que generen valor en las
operaciones debido a su impacto directo en la rentabilidad del negocio. Todas las mejoras —
eficiencias, rendimientos, ahorros y optimizaciones— que puedan implementarse en el área
de Operaciones supondrán un impacto positivo en el negocio, fortaleciendo a la empresa y
dotándola de una mayor competitividad de cara al mercado actual.
Durante el desarrollo del diagnóstico se plantearán múltiples oportunidades de
mejora, cuyo objetivo es la eficiencia de la operación y la maximización de los resultados
ecónomicos de la organización. Estas oportunidades fueron identificadas a raíz del análisis de
los documentos revisados y las entrevistas realizadas, remarcando la necesidad que tiene San
Martín de implementar programas de mantenimiento que consideren los conceptos de
Mantenimiento Productivo Total y de Mantenimiento Centrado en Confiabilidad, así como la
urgencia de adoptar nuevas tecnologías en planta y equipamiento
The thesis “Business Operative Diagnosis of the Company San Martin Contratistas Generales” was carried out along the year 2017. A series of documentary analysis techniques were used in order to collect the information: the project management manual, the financial statements, and data collected from a construction site of the referred company were reviewed and analyzed, as well as interviews with some of the firm’s employees. Given the the nature of the specific projects, San Martin’s services are diverse — earthworks, hydraulic works, roadworks, electromechanics, among others—, and so are the work planning, execution, control, and closure, involving especialists from multiple departments across the company. However, this diagnosis is mainly focused on San Martin’s Construction business unit, whose main activity is the construction of roads and highways. San Martin requires to develop improvements that add value to its operations due to its direct impact on the business profitability. All the improvements —efficiencies, productivity, savings, and optimizations —that can be implemented in the Operations department mean a significative and positive impact on the business, which translates in a more solid and competitive company in its market. Within this diagnosis, several improvement opportunities are identified, their general objective being the operations efficiency and the maximization of the economic results of the organization. These opportunities rise from the analysis of both the different documentation and the conducted interviews. San Martin’s need for maintenance programs development, which include Total Productive Maintenance and Reliability Centered Maintenance concepts, is evident, as well as adopting new technologies in plant and equipment
