Abstract
La Cooperativa de Servicios Educacionales Augusto Weberbauer Ltda. es una
organización con 45 años de experiencia, la misma que es promotora de la institución
educativa Weberbauer Schule, ubicada en el distrito de Santiago de Surco. El colegio brinda
especial atención a la enseñanza del idioma inglés y del alemán, además, cuenta con una
malla curricular académica actualizada y competitiva para el estudiante globalizado.
Actualmente tiene más de 620 estudiantes entre los tres niveles de inicial (Nivel 1), primaria
(Nivel 2) y secundaria (Nivel 3). El objetivo del estudio realizado fue identificar los
problemas que existen dentro de la Cooperativa, que le impidan mejorar sus resultados y
proyectar mejores beneficios futuros. Haciendo uso del diagrama de Ishikawa y la matriz de
priorización se detectaron las debilidades existentes, entre las que resalta el incumplimiento
de objetivos estratégicos como punto de partida. En ese sentido, se aplicaron entrevistas y
reuniones con los colaboradores del equipo administrativo, así como con la directora del
Weberbauer Schule; recopilando información de primera mano, con el objetivo de proponer
las mejoras y soluciones. El resultado del análisis permitió definir y diseñar una solución
integral que abarca los niveles estratégico, administrativo y operativo, complementada por las
habilidades directivas necesarias. La cual comprende los siguientes aspectos: documentar y
actualizar procedimientos de trabajo, desarrollar e implementar el plan de gestión
cooperativo, desarrollar e implementar el plan de profesionalización para postulantes al
consejo de administración, desarrollar el área de gestión del talento en la cooperativa,
implementar la gestión de riesgos e implementar Key Performance Indicators (KPIs) y el
Balanced Scorecard (BSC).
Como se puede apreciar, la propuesta considera componentes de las habilidades
blandas y habilidades técnicas que en conjunto permitirían crear las condiciones necesarias para que las mejoras sean aplicadas efectivamente y que además podrían ser replicadas por
cualquier organización similar que presente un diagnóstico equivalente.

The objective of the performed study was to identify the existing problems within the Cooperative, which prevent it from improving its results and projecting better future benefits. Using the Ishikawa diagram and the prioritization matrix, the current weaknesses were detected, among which the non-compliance with strategic objectives stands out as a starting point. In this sense, it went implemented interviews and meetings with the collaborators of the administrative team, as with the director of the Weberbauer Schule collecting first-hand information to direct improvements and solutions. The result of the analysis allowed defining and designing a comprehensive solution that covers the strategic, administrative, and operational levels, complemented by the necessary management skills. Which includes the following aspects: document and update work procedures, develop and implement the cooperative management plan, develop, and implement the professionalization plan for applicants to the board of directors, implement talent management according to the cooperative, implement risk management and implement Key Performance Indicators (KPIs) and the Balanced Scorecard (BSC). As can be seen, the proposal considers components of soft skills and technical skills that together would create the necessary conditions for the improvements to be applied effectively and that could also be replicated by any similar organization that could have an equivalent diagnosis.
