Resumen
Las empresas peruanas deben afrontar grandes retos y desafíos por lo que deben
estar alertas a oportunidades y amenazas que se presenten en el tiempo, es por ello que el
propósito de esta investigación es realizar un business consulting report a Ventura
Soluciones SAC, a fin de analizar a la empresa para encontrar las deficiencias y ofrecer
alternativas de solución que le permita mejorar el desempeño y rentabilidad a largo plazo.
En el presente reporte de consultoría se analizaron factores internos y externos,
identificando fortalezas, debilidades, oportunidades y amenazas (FODA), se realizaron
entrevistas a las gerencias respectivas, se recabó información sobre las diversas áreas para
que así, con la información y necesidad identificada, se listen y prioricen los principales
problemas y sus causas. En base al diagnóstico realizado se detectó como problema
principal el alto índice de inconformidad con el servicio de la base instalada, ante ello se
revisaron opciones de solución, las cuales fueron analizadas de acuerdo a su impacto,
factibilidad y requerimiento de inversión.
Se propone a Ventura Soluciones complementar los lineamientos establecidos de
Information Technology Infrastructure Library (ITIL) en el área de soporte, con la
implementación de herramientas digitales de fidelización con el cliente, así como,
implementar el desarrollo de dashboards de control con una vista integrada de la
información a través de indicadores en Microsoft Power BI.
Por último, se propone un plan de implementación de seis meses comenzando el 02
de marzo del 2020 con una inversión inicial de USD 26,808.00 para obtener como
resultados esperados un TIR de 631.59% y VAN de 2,090,748, lo que permitirá reforzar la
propuesta de solución al problema mencionado.
Peruvian companies have to face big challenges, so they must look out for threats and opportunities that may arise over time. Thus, the purpose of this investigation is to present a business consulting report for Ventura Soluciones SAC with the aim of analyzing the company in order to detect deficiencies and provide possible solutions which allow for long-term performance and rentability improvements. In the present consulting report, internal and external factors have been analyzed in order to identify strengths, weaknesses, opportunities and threats (SWOT). Furthermore, interviews with the respective management departments were conducted and information about the various business units was collected. With the gathered information and identified requirements, the main problems and their causes have been listed and prioritized. Based on this assessment, the high level of discontent with the installed base services was identified as key problem. In light of this, possible solutions were reviewed and analyzed according to their impact, feasibility and required investment. It is suggested to Ventura Soluciones to complement the Information Technology Infrastructure Library (ITIL) guidelines established in the support area, by the implementation of digital customer loyalty tools as well as to implement the development of control dashboards containing an integrated view of the relevant information through Microsoft Power BI indicators. Finally, an implementation plan over 6 months is suggested, starting March 2nd 2020 with an initial investment of 26,808.00 USD in order to obtain the expected result of an IRR of 631.59% and NPV of 2,090,748, thus consolidating the proposed solution to the mentioned problem.
