Resumen
Lima Caucho S.A, es una empresa dedicada a manufacturar, importar y comercializar
llantas y productos derivados del caucho; además, brinda servicios de enllante y reencauche
de neumáticos en el Perú y Latinoamérica. Esta investigación tiene como propósito realizar
un Business Consulting Report a Lima Caucho S.A. con el fin de analizar de manera integral
a la empresa e identificar sus principales deficiencias, para tal efecto, se analizaron factores
internos y externos, identificando fortalezas, debilidades, oportunidades y amenazas, se
complementó con diversas actividades como entrevistas con la gerencia, visitas a planta,
auditoría interna, revisión de información de las diferentes áreas de la empresa a fin de
identificar los principales problemas y proponer una solución óptima.
Lima Caucho, en los últimos años ha venido enfrentando un reto para revertir la
disminución de las ventas y altos gastos operativos con su actual modelo de negocio, que ha
ido provocando el rompimiento de la cadena de pagos, situación que año tras año se ha ido
agravando, acentuándose aún más con el estado de emergencia debido a la pandemia Covid 19. Ante ello, se determinó necesario adoptar una medida radical que consiste en la
reestructuración del modelo de negocio, pasar de ser fabricante a importador de llantas, lo
que sin duda conlleva el desenlace de una serie de implicancias, como prescindir del sistema
productivo, medida que permitirá frenar el deterioro de su patrimonio y poder honrar sus
obligaciones con sus acreedores.
La propuesta desarrollada sugiere un nuevo plan de negocio de comercialización de
llantas importadas manteniendo la marca Lima Caucho en el mercado para los próximos
cinco años, requiriendo un presupuesto de pre - implementación por S/ 3´408,033 y un plan
de inversión para la importación de llantas por S/. 5´957,700. La propuesta plantea obtener
como resultado un TIR de 40% y un VPN de S/. 7´510,421, permitiendo en el mediano plazo
recuperar gradualmente la competitividad de Lima Caucho S.A. en el mercado de las llantas.
Lima Caucho S.A. is a company that manufactures, imports and markets tires and rubber products; it also provides tire retreading and retreading services in Peru and Latin America. The purpose of this research is to conduct a Business Consulting Report to Lima Caucho S.A. in order to analyze the company in a comprehensive manner and identify its main deficiencies. To this aim, internal and external factors were analyzed, identifying strengths, weaknesses, opportunities and threats, complemented with various activities such as interviews with management, plant visits, internal audits, review of information from different areas of the company in order to identify the main problems and propose an optimal solution. In recent years, Lima Caucho has been facing a challenge to reverse the decline in sales and high operating expenses with its current business model, which has been causing a break in the chain of payments, a situation that has worsened year after year, and has been further accentuated by the state of emergency due to the Covid-19 pandemic. In view of this, it was determined that it was necessary to adopt a radical measure consisting of restructuring the business model, changing from being a manufacturer to an importer of tires, which undoubtedly entails the unraveling of a series of implications, such as dispensing with the production system, measures that will allow slowing down the deterioration of its assets and honoring its obligations to its creditors. The proposal developed suggests a new business plan for marketing imported tires while maintaining the Lima Caucho brand in the market for the next five years, requiring a pre-implementation budget of S/. 3´408,033 and an investment plan for importing tires of S/. 5'957,700 to obtain an IRR of 40% as expected results and a NPV of S/. 7'510,421, This will allow Lima Caucho S.A. to gradually recover its competitiveness in the tire market in the medium term.
