Big Orange S.A.C. es una empresa dedicada al procesamiento de alimentos con más de 15
años en el mercado peruano. La compañía ha tenido un crecimiento sostenido durante los
últimos 10 años de alrededor de 10% anual; sin embargo, a pesar de tener la oportunidad de
crecer en mayor nivel no se pudo cubrir el 100% de la demanda pues aún se presentan una
serie de inconvenientes que afectan la entrega de los productos finales a sus clientes.
De acuerdo con el informe de resultados proporcionado por la empresa Big Orange,
las pérdidas ascendieron a casi 3,000 mil soles al finalizar el año 2019. Las áreas
involucradas fueron Producción, Mantenimiento y Compras. Siendo atendidas por la
empresa, las primeras mencionadas, por medio del repotenciamiento con mejora de procesos
y recursos. Siendo el área de compras el que falta desarrollar, mediante un debido análisis de
riesgos, la cual es materia de mejora en el presente trabajo de investigación.
El propósito de la tesis elaborada es identificar la causa sobre la cual la empresa Big
Orange no puede hacer tangible las metas y objetivos de negocio, para lo cual es necesario
analizar las variables involucradas, así el detalle las causas de dicha problemática para poder
ofrecer alternativas de solución. Las cuales han sido plasmadas en un Plan de
Implementación de acuerdo con el cual se ejecutaron validaciones de las mejoras y
simulación de los procesos planteados todo ello en el marco de la metodología Lean aplicada
en todas sus fases.
Finalmente se comprobó la eficacia y eficiencia del modelo reflejado en la estructura
de costos y horizonte de la empresa.
Big Orange S.A.C. is a food processing company with more than 15 years in the Peruvian market. The company has had a sustained growth during the last 10 years of about 10% per year; however, despite having the opportunity to grow at a higher level, it was not able to cover 100% of the demand because there are still a number of problems that affect the delivery of final products to its customers. According to the results report provided by Big Orange, losses amounted to almost 3,000 thousand soles at the end of 2019. The areas involved were Production, Maintenance and Purchasing. Being attended by the company, the first mentioned, by means of repowering with improvement of processes and resources. The purchasing area is the one that remains to be developed, through a proper risk analysis, which is the subject of improvement in this research work. The purpose of the elaborated thesis is to identify the cause on which the company Big Orange cannot make tangible the goals and objectives of business, for which it is necessary to analyze the variables involved, as well as the detail of the causes of this problem to be able to offer solution alternatives. These have been reflected in an Implementation Plan according to which validations of the improvements and simulation of the processes proposed were executed, all within the framework of the Lean methodology applied in all its phases. Finally, the effectiveness and efficiency of the model reflected in the cost structure and horizon of the company was verified.
